Se voc\u00ea fez isso, \u00e9 muito f\u00e1cil imaginar como seria sua curva de distribui\u00e7\u00e3o: algo como 30\/10\/60.<\/span><\/p><p id=\"u77303-2\" class=\"normal1\"><span id=\"u77303\" class=\"Normal\">Pena que voc\u00ea n\u00e3o pode votar em todas essas mudan\u00e7as. Se voc\u00ea o fizesse, o mundo pareceria muito diferente; melhor ainda. Se nada mais, voc\u00ea n\u00e3o teria perdido todo esse tempo e energia em alguma mudan\u00e7a que n\u00e3o mudaria nada para melhor.<\/span><\/p><p id=\"u77303-4\" class=\"normal1\"><span id=\"u77303-3\" class=\"Normal\">\u201cEles n\u00e3o devem responder. Eles n\u00e3o raciocinam o porqu\u00ea. Encaminhe a Brigada Ligeira!<\/span><\/p><p id=\"u77303-6\" class=\"normal1\"><span id=\"u77303-5\" class=\"Normal\">Isso foi em 1854. Al\u00e9m do disparo de canh\u00e3o, nada mudou realmente.<\/span><\/p><p id=\"u77303-8\" class=\"normal1\"><strong><span id=\"u77303-7\" class=\"Paragraph-Title\">Frente!<\/span><\/strong><\/p><p id=\"u77303-10\" class=\"normal1\"><span id=\"u77303-9\" class=\"Normal\">Quanto ao assunto de avan\u00e7ar, \u00e0s vezes \u00e9 a organiza\u00e7\u00e3o: vamos descentralizar. N\u00e3o, isso \u00e9 caro. Vamos centralizar. Naquela \u00e9poca, a grande roupa para a qual eu trabalhava ricocheteou de um para o outro, em aproximadamente um ciclo de dez anos.<\/span><\/p><p id=\"u77303-12\" class=\"normal1\"><span id=\"u77303-11\" class=\"Normal\">Para pedir emprestado uma fala de outro poeta ingl\u00eas, muito som e f\u00faria, sem dizer nada.<\/span><\/p><p id=\"u77303-14\" class=\"normal1\"><span id=\"u77303-13\" class=\"Normal\">\u00c0s vezes, grandes mudan\u00e7as ocorrem na forma de tecnologia da informa\u00e7\u00e3o. Nos anos 70, na minha roupa, essa mudan\u00e7a foi chamada de Sistema Integrado de Dados Automatizado. Foi aqui que eu entrei. Vinte e cinco anos depois, a grande mudan\u00e7a foi chamada de Sistemas, Aplicativos e Produtos. Ambas as mudan\u00e7as prometeram que o software corporativo revolucionaria o gerenciamento dos neg\u00f3cios.<\/span><\/p><p id=\"u77303-16\" class=\"normal1\"><span id=\"u77303-15\" class=\"Normal\">Conhec\u00edamos essas mudan\u00e7as por suas siglas: AIDS e SAP. Se nada mais, algu\u00e9m tinha senso de humor.<\/span><\/p><p id=\"u77303-18\" class=\"normal1\"><span id=\"u77303-17\" class=\"Normal\">A seguir, a litania de processos de gerenciamento que entrou em frangalhos e saiu com quase um gemido. A grade de gerenciamento. O Rational Manager. O sistema de gest\u00e3o. Grupos T. C\u00edrculos de qualidade. O processo da qualidade. Envolvimento dos funcion\u00e1rios. Re-design da organiza\u00e7\u00e3o. Reengenharia de processos de trabalho. An\u00e1lise de Valor Econ\u00f4mico.<\/span><\/p><p id=\"u77303-20\" class=\"normal1\"><span id=\"u77303-19\" class=\"Normal\">Se voc\u00ea tem menos de 40 anos e est\u00e1 lendo essa lista, \u00e9 bem poss\u00edvel que n\u00e3o reconhe\u00e7a nada. Sortudo. Mas eu prometo a voc\u00ea: quando chegar \u00e0 minha idade, voc\u00ea ter\u00e1 sua pr\u00f3pria vers\u00e3o de uma lista assim.<\/span><\/p><p id=\"u77303-22\" class=\"normal1\"><span id=\"u77303-21\" class=\"Normal\">Apenas diferente.<\/span><\/p><p id=\"u77303-24\" class=\"normal1\"><span id=\"u77303-23\" class=\"Normal\">Nos anos 80, um dos meus colegas fez uma pergunta interessante sobre essas mudan\u00e7as: qual \u00e9 a meia-vida de um modismo gerencial?<\/span><\/p><p id=\"u77303-26\" class=\"normal1\"><span id=\"u77303-25\" class=\"Normal\">Tr\u00eas d\u00e9cadas afastadas, agora eu sei a resposta: vinte e quatro meses.<\/span><\/p><p id=\"u77303-28\" class=\"normal1\"><span id=\"u77303-27\" class=\"Normal\">Quanto ao motivo pelo qual esse tipo de mudan\u00e7a na tecnologia de gerenciamento (a) vem e (b) \u00e9 t\u00e3o r\u00e1pida, h\u00e1 uma explica\u00e7\u00e3o simples: (a) os l\u00edderes est\u00e3o sempre procurando maneiras de mudar as coisas para melhor e (b) a maioria das solu\u00e7\u00f5es de gerenciamento promissor aprimoramento instant\u00e2neo parece muito melhor do que realmente \u00e9.<\/span><\/p><p id=\"u77303-30\" class=\"normal1\"><span id=\"u77303-29\" class=\"Normal\">Mas a mudan\u00e7a na forma do novo e arrojado sempre brilha em compara\u00e7\u00e3o com a ader\u00eancia aos fundamentos, que s\u00e3o b\u00e1sicos demais, simples demais, muito pedestres, muito chatos e muito lentos para ter o tipo de impacto necess\u00e1rio.<\/span><\/p><p id=\"u77303-32\" class=\"normal1\"><span id=\"u77303-31\" class=\"Normal\">Ent\u00e3o, essas mudan\u00e7as v\u00eam e v\u00e3o, e nada muda.<\/span><\/p><p id=\"u77303-34\" class=\"normal1\"><span id=\"u77303-33\" class=\"Normal\">\u00c9 apenas diferente.<\/span><\/p><p id=\"u77303-36\" class=\"normal1\"><strong><span id=\"u77303-35\" class=\"Paragraph-Title\">Mudan\u00e7a real<\/span><\/strong><\/p><p id=\"u77303-38\" class=\"normal1\"><span id=\"u77303-37\" class=\"Normal\">Suponha que um l\u00edder deseje fazer o tipo de mudan\u00e7a que realmente faz a diferen\u00e7a. Por exemplo, mudar a seguran\u00e7a de uma maneira que muito mais pessoas realmente v\u00e3o para casa, vivas e bem no final do dia. Seria uma pena se esse tipo de mudan\u00e7a n\u00e3o desse em nada; produzindo apenas som e f\u00faria, significando nada.<\/span><\/p><p id=\"u77303-40\" class=\"normal1\"><span id=\"u77303-39\" class=\"Normal\">Dito de outra maneira, como voc\u00ea realmente muda as coisas para melhor?<\/span><\/p><p id=\"u77303-42\" class=\"normal1\"><span id=\"u77303-41\" class=\"Normal\">Para qualquer l\u00edder que esteja pensando em avan\u00e7ar com a pr\u00f3xima grande mudan\u00e7a, o marco de Jim Collins, Good To Great, deve ser leitura obrigat\u00f3ria. Collins fez a pergunta: &quot;Por que algumas empresas d\u00e3o o salto e outras n\u00e3o?&quot;<\/span><\/p><p id=\"u77303-44\" class=\"normal1\"><span id=\"u77303-43\" class=\"Normal\">Suponho que Collins poderia ter inventado uma teoria e uma solu\u00e7\u00e3o por conta pr\u00f3pria; em vez disso, ele pesquisou.<\/span><\/p><p id=\"u77303-46\" class=\"normal1\"><span id=\"u77303-45\" class=\"Normal\">Primeiro, Collins definiu operacionalmente uma grande empresa. Ele fez isso com base no retorno dos acionistas em empresas de capital aberto. Seus crit\u00e9rios: tr\u00eas vezes a empresa m\u00e9dia - mais de quinze anos. Ningu\u00e9m acertou em cheio.<\/span><\/p><p id=\"u77303-48\" class=\"normal1\"><span id=\"u77303-47\" class=\"Normal\">Collins encontrou um punhado de empresas que atendiam a esse crit\u00e9rio. Em seguida, ele identificou um grupo de controle: mesma ind\u00fastria, mesmo tipo, mesmo n\u00famero, mas concorrentes que n\u00e3o deram o salto de bom para \u00f3timo. Ao mesmo tempo, eles passaram de m\u00e9dia para m\u00e9dia. Ou seja, nada mudou.<\/span><\/p><p id=\"u77303-50\" class=\"normal1\"><span id=\"u77303-49\" class=\"Normal\">Ent\u00e3o ele se aprofundou, estudando as empresas entrevistando executivos e lendo todas as hist\u00f3rias publicadas sobre essas empresas.<\/span><\/p><p id=\"u77303-52\" class=\"normal1\"><span id=\"u77303-51\" class=\"Normal\">Supondo que voc\u00ea n\u00e3o leu o livro, aqui est\u00e3o as explica\u00e7\u00f5es poss\u00edveis. Voc\u00ea pode votar na melhor resposta:<\/span><\/p><ol id=\"u77303-63\" class=\"list0 nls-None\"><li id=\"u77303-54\" class=\"normal1\"><span id=\"u77303-53\" class=\"Normal\">Um novo produto ou servi\u00e7o ousado que conquistou o mercado<\/span><\/li><li id=\"u77303-56\" class=\"normal1\"><span id=\"u77303-55\" class=\"Normal\">Uma tecnologia inovadora que revolucionou o setor<\/span><\/li><li id=\"u77303-58\" class=\"normal1\"><span id=\"u77303-57\" class=\"Normal\">Uma estrat\u00e9gia ou aquisi\u00e7\u00e3o de neg\u00f3cios que produziu vantagem competitiva<\/span><\/li><li id=\"u77303-60\" class=\"normal1\"><span id=\"u77303-59\" class=\"Normal\">Aconteceu de estar no neg\u00f3cio certo, na hora certa<\/span><\/li><li id=\"u77303-62\" class=\"normal1\"><span id=\"u77303-61\" class=\"Normal\">Alguns l\u00edderes, simplesmente liderando muito melhor<\/span><\/li><\/ol><p id=\"u77303-65\" class=\"normal1\"><span id=\"u77303-64\" class=\"Normal\">Voc\u00ea provavelmente \u00e9 esperto o suficiente para adivinhar a resposta correta. Mas, honestamente, no ponto em que o projeto de pesquisa come\u00e7ou, voc\u00ea apostaria em \u201cAlguns l\u00edderes liderando muito melhor\u201d sendo a diferen\u00e7a que leva algumas empresas a dar o salto de bom para \u00f3timo?<\/span><\/p><p id=\"u77303-67\" class=\"normal1\"><span id=\"u77303-66\" class=\"Normal\">Nem eu. Fiquei t\u00e3o chocado quanto qualquer um.<\/span><\/p><p id=\"u77303-69\" class=\"normal1\"><span id=\"u77303-68\" class=\"Normal\">Collins tamb\u00e9m, que n\u00e3o entrou nessa pesquisa, acreditava, como ele disse, &quot;Lideran\u00e7a \u00e9 a resposta para tudo&quot;. Mas ele teve que admitir: &quot;Finalmente os dados venceram&quot;.<\/span><\/p><p id=\"u77303-71\" class=\"normal1\"><span id=\"u77303-70\" class=\"Normal\">Em todos os casos, quando uma empresa deu o salto de bom para \u00f3timo, um l\u00edder fez toda a diferen\u00e7a. Al\u00e9m disso, todos esses l\u00edderes foram &quot;cortados do mesmo tecido&quot;, como Collins colocou. Personalidade semelhante, abordagem semelhante. Mas totalmente diferente do que o resto de seus colegas.<\/span><\/p><p id=\"u77303-73\" class=\"normal1\"><span id=\"u77303-72\" class=\"Normal\">Collins os chamou de &quot;L\u00edderes de N\u00edvel 5&quot;. Aqueles caras n\u00e3o eram como o tipo de l\u00edder cujas fotos costumam enfeitar a capa dos peri\u00f3dicos de neg\u00f3cios e aparecer rotineiramente na CNBC.<\/span><\/p><p id=\"u77303-75\" class=\"normal1\"><span id=\"u77303-74\" class=\"Normal\">Mas n\u00e3o h\u00e1 como confundir a impress\u00e3o de sua lideran\u00e7a em suas empresas: em nenhum caso houve um programa ou processo lan\u00e7ado para tornar as coisas diferentes.<\/span><\/p><p id=\"u77303-77\" class=\"normal1\"><span id=\"u77303-76\" class=\"Normal\">Em vez disso, o que cada um desses l\u00edderes de n\u00edvel 5, \u201cfa\u00e7a a grande mudan\u00e7a acontecer\u201d, simplesmente fez foi tomar uma decis\u00e3o consciente: ir de bom a \u00f3timo! &quot;Grandeza, ao que parece, \u00e9 em grande parte uma quest\u00e3o de escolha consciente.&quot;<\/span><\/p><p id=\"u77303-79\" class=\"normal1\"><span id=\"u77303-78\" class=\"Normal\">Simples demais para voc\u00ea?<\/span><\/p><p id=\"u77303-81\" class=\"normal1\"><strong><span id=\"u77303-80\" class=\"Paragraph-Title\">Dizer n\u00e3o est\u00e1 decidindo<\/span><\/strong><\/p><p id=\"u77303-83\" class=\"normal1\"><span id=\"u77303-82\" class=\"Normal\">Um l\u00edder pode dizer: &quot;Queremos ser \u00f3timos&quot;. Em seguran\u00e7a, por exemplo. L\u00edderes dizem isso o tempo todo. Est\u00e1 dizendo que o mesmo que \u201cfazer uma escolha consciente\u201d \u00e9 excelente em seguran\u00e7a?<\/span><\/p><p id=\"u77303-85\" class=\"normal1\"><span id=\"u77303-84\" class=\"Normal\">Infelizmente n\u00e3o.<\/span><\/p><p id=\"u77303-87\" class=\"normal1\"><span id=\"u77303-86\" class=\"Normal\">Os l\u00edderes subestimam rotineiramente seus seguidores. Os l\u00edderes assumem que os seguidores n\u00e3o prestam aten\u00e7\u00e3o aos detalhes, mas os seguidores est\u00e3o profundamente cientes dos m\u00ednimos detalhes do que seus l\u00edderes fazem, principalmente quando seus l\u00edderes n\u00e3o acham que est\u00e3o sendo vigiados. \u00c0s vezes, basta apenas um olhar.<\/span><\/p><p id=\"u77303-89\" class=\"normal1\"><span id=\"u77303-88\" class=\"Normal\">Os l\u00edderes assumem que seus seguidores n\u00e3o s\u00e3o capazes de descobrir se o que eles est\u00e3o dizendo \u00e9 o que o l\u00edder realmente pensa, em vez de apenas marcar uma caixa, dizendo o que eles deveriam dizer. \u00c9 justo dizer que esse processo depende em parte do que est\u00e1 sendo dito aos seguidores.<\/span><\/p><p id=\"u77303-91\" class=\"normal1\"><span id=\"u77303-90\" class=\"Normal\">Era uma vez, perguntado a um novo CEO, em sua primeira reuni\u00e3o na prefeitura, por que ele n\u00e3o disse nada sobre seguran\u00e7a. \u201cEu n\u00e3o deveria. Seguran\u00e7a deve ser como respirar: algo que voc\u00ea faz sem ter que pensar. \u201d<\/span><\/p><p id=\"u77303-93\" class=\"normal1\"><span id=\"u77303-92\" class=\"Normal\">Facilitando a todos os seguidores nessa sala.<\/span><\/p><p id=\"u77303-95\" class=\"normal1\"><span id=\"u77303-94\" class=\"Normal\">O contr\u00e1rio n\u00e3o \u00e9 t\u00e3o f\u00e1cil. Se um l\u00edder dissesse a uma sala cheia de seguidores que ele \u00e9 &quot;s\u00e9rio como um ataque card\u00edaco \u00e0 seguran\u00e7a&quot;, o processo funciona mais ou menos assim:<\/span><\/p><p id=\"u77303-97\" class=\"normal1\"><span id=\"u77303-96\" class=\"Normal\">Primeiro, o l\u00edder diz algo sobre o que \u00e9 importante. &quot;A partir de hoje, meu objetivo \u00e9 que ningu\u00e9m que trabalhe aqui se machuque.&quot;<\/span><\/p><p id=\"u77303-99\" class=\"normal1\"><span id=\"u77303-98\" class=\"Normal\">Os seguidores est\u00e3o pensando: \u201cOuvimos coisas assim por anos. Esse cara n\u00e3o \u00e9 diferente. Isto deve passar tamb\u00e9m.&quot;<\/span><\/p><p id=\"u77303-101\" class=\"normal1\"><span id=\"u77303-100\" class=\"Normal\">Algumas semanas depois, os seguidores ouvem essa mensagem novamente. \u201cEu te disse antes que n\u00e3o queria que ningu\u00e9m se machucasse. Eu quis dizer isso. Algu\u00e9m acabou de fazer, e isso \u00e9 inaceit\u00e1vel. Temos que fazer algo para garantir que isso nunca aconte\u00e7a novamente. O que h\u00e1 com esse cara?<\/span><\/p><p id=\"u77303-107\" class=\"normal1\"><span id=\"u77303-106\" class=\"Normal\">\u00c9 nesse ponto que os seguidores come\u00e7am a pensar: \u201cTalvez esse l\u00edder realmente leve a s\u00e9rio a seguran\u00e7a. Isso \u00e9 uma mudan\u00e7a.
