O trabalho como l\u00edder come\u00e7a com o planejamento: estabelecendo processos, pol\u00edticas, procedimentos, programas e padr\u00f5es. Depois, \u00e9 a avalia\u00e7\u00e3o: comparando como o desempenho corresponde aos resultados desejados. Quando lacunas s\u00e3o encontradas, ajustes s\u00e3o feitos.<\/p><p>Quanto ao que acontece entre o planejamento e a avalia\u00e7\u00e3o, isso \u00e9 uma quest\u00e3o de execu\u00e7\u00e3o.<\/p><p>Planejar, executar, avaliar e ajustar: juntas, as quatro fun\u00e7\u00f5es representam o \u201cciclo virtuoso\u201d do processo de gest\u00e3o.\u00a0<\/p><p>O processo nunca termina.<\/p><p><strong>Execu\u00e7\u00e3o<\/strong><\/p><p>\u00c0 medida que essas quatro fun\u00e7\u00f5es de gest\u00e3o se desenvolvem em opera\u00e7\u00f5es industriais no mundo todo, as coisas parecem bastante simples. O papel principal do executivo \u00e9 planejar e supervisionar; a execu\u00e7\u00e3o \u00e9 relegada para aqueles bem abaixo na cadeia de comando. Isso faz voc\u00ea se perguntar o que a pessoa que primeiro cunhou o termo &quot;executivo&quot; estava pensando. Arquiteto-chefe pode ter sido a melhor escolha; a constru\u00e7\u00e3o \u00e9 feita em outro lugar.<\/p><p>Na \u00e9poca em que eu tinha um emprego de ger\u00eancia em opera\u00e7\u00f5es, se um dos nossos bons operadores fizesse besteira e colocasse o produto onde n\u00e3o deveria, receb\u00edamos uma liga\u00e7\u00e3o da alta ger\u00eancia. Isso \u00e9 supervis\u00e3o. Quando era um presidente de divis\u00e3o em particular no telefone \u2014 um PhD, a prop\u00f3sito \u2014 a \u00fanica coisa que ele perguntava era: &quot;Em quem voc\u00ea atirou?&quot; D\u00ea a ele um nome, e o Dr. Nate iria embora feliz; sem mais perguntas.<\/p><p>Mais carrasco do que executivo.<\/p><p>Coisas assim fazem voc\u00ea querer perguntar o qu\u00e3o grande a execu\u00e7\u00e3o de um neg\u00f3cio realmente \u00e9 \u2013 para o executivo. Muitas vezes, parece incidental ao trabalho de administrar o neg\u00f3cio; mais distra\u00e7\u00e3o do que compet\u00eancia essencial. A realidade \u00e9 exatamente o oposto: a execu\u00e7\u00e3o cria o produto ou servi\u00e7o e o qu\u00e3o bem isso \u00e9 feito determina os resultados. Claro, uma estrat\u00e9gia melhor pode produzir melhores resultados, mas esses resultados ser\u00e3o t\u00e3o bons quanto sua execu\u00e7\u00e3o. N\u00e3o h\u00e1 como escapar da execu\u00e7\u00e3o.<\/p><p>Al\u00e9m disso, planejar e avaliar s\u00e3o a parte f\u00e1cil: s\u00e3o feitos no papel e acontecem em salas de confer\u00eancia.<\/p><p>Entregar os planos, pol\u00edticas, procedimentos, programas e equipamentos aos respons\u00e1veis pela execu\u00e7\u00e3o \u00e9 previsivelmente onde as coisas come\u00e7am a dar errado. Descobrir como evitar que isso aconte\u00e7a \u2013 e se acontecer, descobrir como evitar que aconte\u00e7a novamente \u2013 representa o trabalho dos respons\u00e1veis pela execu\u00e7\u00e3o, do supervisor da linha de frente ao executivo de topo.<\/p><p>Esse entendimento frequentemente est\u00e1 ausente na a\u00e7\u00e3o. Voc\u00ea n\u00e3o precisa acreditar em mim: pergunte aos ex-CEOs de duas empresas de capital aberto, Boeing e Starbucks. Eles lhe contar\u00e3o sobre o elemento comum que liga os problemas de fabrica\u00e7\u00e3o de avi\u00f5es e caf\u00e9 que lhes custaram seus empregos: execu\u00e7\u00e3o. Por qualquer raz\u00e3o (ou raz\u00f5es), os seguidores deles, bem abaixo na cadeia de comando, n\u00e3o estavam \u00e0 altura da tarefa de executar seus processos.\u00a0<\/p><p>Resumindo a hist\u00f3ria, os principais executivos n\u00e3o conseguiam descobrir como evitar que isso acontecesse.\u00a0<\/p><p>Conduzir a execu\u00e7\u00e3o \u00e9 o trabalho do executivo e o desafio fundamental da lideran\u00e7a. Em nenhum lugar esse desafio \u00e9 maior do que na seguran\u00e7a, onde cada pessoa no neg\u00f3cio est\u00e1 constantemente exposta a coisas perfeitamente capazes de prejudic\u00e1-la.<\/p><p><strong>Complexidade<\/strong><\/p><p>Definir execu\u00e7\u00e3o \u00e9 f\u00e1cil: \u00e9 simplesmente fazer. Comece a fazer algo \u2013 qualquer coisa, na verdade \u2013 e \u00e9 a\u00ed que as coisas come\u00e7am a ficar complicadas. A pessoa que primeiro apontou que \u201cse voc\u00ea acha que algo \u00e9 f\u00e1cil, tente fazer voc\u00ea mesmo\u201d sem d\u00favida falou por experi\u00eancia pr\u00f3pria.<\/p><p>Pegue algo t\u00e3o simples quanto pedir uma x\u00edcara de caf\u00e9. No balc\u00e3o do Starbucks, quando o cliente pede caf\u00e9 em todas as suas varia\u00e7\u00f5es usuais \u2013 um cappuccino descafeinado alto, como um exemplo favorito \u2013 do outro lado do balc\u00e3o est\u00e1 o barista que rotineiramente lida com mil permuta\u00e7\u00f5es para uma x\u00edcara de caf\u00e9. A COVID chegou, os g\u00eanios da sede retiraram a esta\u00e7\u00e3o de creme e a\u00e7\u00facar, adicionando mais duas vari\u00e1veis \u00e0 equa\u00e7\u00e3o: ado\u00e7ante e creme, e quanta quantidade de cada um.<\/p><p>Acontecimento chocante: agora demora uma eternidade para tomar uma x\u00edcara de caf\u00e9.\u00a0<\/p><p>O termo art\u00edstico da escola de neg\u00f3cios para esse problema de execu\u00e7\u00e3o \u00e9 \u201cthroughput\u201d. Em vez de esperar vinte minutos, o cliente decide pular o caf\u00e9. O problema de throughput custou o emprego do CEO da Starbuck.<\/p><p>Meu Starbucks agora tem um quadro de status eletr\u00f4nico, mostrando o trabalho em andamento. Se voc\u00ea est\u00e1 mantendo a pontua\u00e7\u00e3o em casa, isso \u00e9 mais uma coisa para algu\u00e9m gerenciar, e n\u00e3o faz nada para resolver o problema de execu\u00e7\u00e3o de levar o caf\u00e9 ao cliente rapidamente.<\/p><p>Fazer \u00e9 dif\u00edcil. Mas h\u00e1 uma exce\u00e7\u00e3o not\u00e1vel: ser um cr\u00edtico. Isso \u00e9 f\u00e1cil: tudo o que \u00e9 necess\u00e1rio \u00e9 cr\u00edtica, um passatempo favorito de muitos de n\u00f3s, inclusive eu. Isso pode acabar explicando pelo menos parte do desafio da execu\u00e7\u00e3o: a avalia\u00e7\u00e3o da ger\u00eancia, mal executada.<\/p><p>Por um lado, a cr\u00edtica \u00e9 uma fun\u00e7\u00e3o de gest\u00e3o, e vital, pois avaliar a experi\u00eancia \u00e9 parte do ciclo de melhoria. Por outro lado, o desempenho ruim da supervis\u00e3o injeta um conjunto adicional de problemas no processo. \u201cEm quem voc\u00ea atirou?\u201d faz esse ponto.<\/p><p>Suspeito que se aqueles que fazem os planos tivessem que trabalhar\u00a0<em>deles<\/em>\u00a0planos, o processo de revis\u00e3o e avalia\u00e7\u00e3o \u2013 a cr\u00edtica \u2013 seria muito diferente, come\u00e7ando pelo reconhecimento da complexidade.\u00a0<em>Chefe, com tantas coisas acontecendo ao mesmo tempo, \u00e9 brutalmente dif\u00edcil fazer tudo certo. E realmente fazer certo leva uma eternidade, e deixa o cliente infeliz.\u00a0<\/em><\/p><p>Quando essa \u00e9 uma descri\u00e7\u00e3o justa e precisa da realidade, adivinhe de quem \u00e9 o problema que precisa ser resolvido?<\/p><p>O executivo.<\/p><p><strong>Sabedoria<\/strong><\/p><p>Lidar inteligentemente com as falhas de desempenho do indiv\u00edduo e do grupo nessas situa\u00e7\u00f5es complexas exige sabedoria. Honestamente, agora: quem n\u00e3o entende a diferen\u00e7a entre conhecimento e sabedoria?\u00a0<\/p><p>N\u00e3o diferente dos neg\u00f3cios, a sabedoria \u00e9 principalmente uma quest\u00e3o de execu\u00e7\u00e3o. A sabedoria \u00e9 definida como\u00a0<em>aplicativo<\/em>\u00a0de conhecimento para uma situa\u00e7\u00e3o complexa. O Dr. Nate era um cara muito inteligente, mas quando chegou a hora de lidar com o fracasso, ele decidiu verificar seu c\u00e9rebro no cabideiro do lado de fora da sala de confer\u00eancias. Talvez sua escolha tenha sido deliberada: com tantos outros problemas empresariais dif\u00edceis competindo por seu tempo e energia, por que se preocupar em tentar entender, e muito menos resolver, o que parece ser um probleminha de liga\/desliga?<\/p><p>Ele pode estar certo. Mas e se o que parece um pequeno problema \u00fanico for apenas uma evid\u00eancia inicial de que h\u00e1 um grande problema se formando?<\/p><p>Voc\u00ea pode discordar, mas estou igualmente inclinado a colocar na mesma categoria aqueles que t\u00eam o h\u00e1bito de tentar resolver todos os problemas encomendando um projeto de engenharia. Em vez de &quot;Em quem voc\u00ea atirou?&quot;, a pergunta operacional deles normalmente \u00e9 &quot;Como compramos uma solu\u00e7\u00e3o?&quot; Particularmente uma solu\u00e7\u00e3o que pareceria engendrar o humano do processo.<\/p><p>\u00c0s vezes, uma solu\u00e7\u00e3o cara e um retrabalho do processo s\u00e3o o que \u00e9 necess\u00e1rio. Mas nem sempre.<\/p><p>Entende o que quero dizer sobre sabedoria?<\/p><p>Parece-me que os l\u00edderes de opera\u00e7\u00f5es que podem ser descritos como verdadeiramente possuidores de sabedoria t\u00eam um talento especial para saber quais problemas levar a s\u00e9rio e, quando o fazem, os encaram de uma forma muito s\u00e9ria.\u00a0<\/p><p>Um talento?\u00a0<\/p><p>Se n\u00e3o houvesse algum tipo de habilidade envolvida, todos com conhecimento possuiriam sabedoria.<\/p><p><strong>Levando a execu\u00e7\u00e3o a s\u00e9rio<\/strong><\/p><p>\u00c9 hora de ligar os pontos, n\u00e3o que voc\u00ea j\u00e1 n\u00e3o saiba o que vai ler.<\/p><p>Primeiro as coisas mais importantes: o desempenho empresarial e de seguran\u00e7a s\u00e3o uma fun\u00e7\u00e3o da execu\u00e7\u00e3o: o que \u00e9 feito e qu\u00e3o bem as coisas s\u00e3o feitas. Sim, pode haver casos em que o fracasso foi uma fun\u00e7\u00e3o de um plano terr\u00edvel fabulosamente executado, mas eles s\u00e3o bem raros. Na pr\u00e1tica, seus planos e processos de seguran\u00e7a n\u00e3o s\u00e3o horr\u00edveis.\u00a0<\/p><p>Ent\u00e3o, se voc\u00ea vai ficar obcecado por algo, fa\u00e7a com que seja execu\u00e7\u00e3o.<\/p><p>Todos em uma posi\u00e7\u00e3o de gest\u00e3o s\u00e3o donos da execu\u00e7\u00e3o: \u00e9 parte integrante de ser respons\u00e1vel pelo trabalho dos outros. A execu\u00e7\u00e3o deles \u00e9 sua execu\u00e7\u00e3o; as defici\u00eancias deles s\u00e3o suas.\u00a0<\/p><p>Lembre-se disso quando estiver lidando com o fracasso.<\/p><p>A menos que voc\u00ea empregue um ex\u00e9rcito de rob\u00f4s, a execu\u00e7\u00e3o \u00e9 um processo de pessoas. Voc\u00ea tem bastante experi\u00eancia lidando com pessoas, voc\u00ea sabe exatamente o que esperar das pessoas encarregadas da execu\u00e7\u00e3o.\u00a0<\/p><p>Mas, se voc\u00ea acha que problemas com execu\u00e7\u00e3o feitos por pessoas nunca podem ser bem gerenciados, voc\u00ea precisa olhar ao redor. Sempre houve, h\u00e1 e sempre haver\u00e1 alguns l\u00edderes e algumas organiza\u00e7\u00f5es que s\u00e3o muito melhores do que seus pares na execu\u00e7\u00e3o.<\/p><p>Finalmente, se voc\u00ea \u00e9 da opini\u00e3o de que mais cedo ou mais tarde haver\u00e1 problemas com a execu\u00e7\u00e3o, voc\u00ea est\u00e1 pensando bem.
