Vous entendrez forc\u00e9ment parler de deux choses\u00a0: une personne et un accident. Les accidents et les personnes\u00a0: les dangers et les \u00eatres humains sont l\u2019essence m\u00eame de la s\u00e9curit\u00e9. Sans l\u2019un ou l\u2019autre, la s\u00e9curit\u00e9 n\u2019aurait plus lieu d\u2019\u00eatre.<br \/><br \/>Mais comme cela n&#039;arrivera pas, vous devrez g\u00e9rer les deux. Si vous pensez que la difficult\u00e9 r\u00e9side dans les relations humaines et la facilit\u00e9 dans les choses, vous sous-estimez gravement l&#039;ampleur de la t\u00e2che et tous les risques auxquels vous \u00eates confront\u00e9s.<br \/><br \/>Pour commencer, r\u00e9fl\u00e9chissez \u00e0 ceci : selon vous, quelle est la cause la plus probable de la blessure d&#039;un de vos abonn\u00e9s ?<br \/>\u00a0<\/div><ul><li>A) Quelque chose comme une mati\u00e8re extr\u00eamement dangereuse, de l&#039;\u00e9lectricit\u00e9 \u00e0 haute tension, une charge suspendue d\u00e9faillante, un espace confin\u00e9.<br \/>\u00a0<\/li><li>B) Quelque chose comme glisser sur l&#039;eau ou la glace, tr\u00e9bucher sur un tuyau d&#039;arrosage, \u00eatre heurt\u00e9 par un outil \u00e9lectrique, se blesser en d\u00e9pla\u00e7ant du mat\u00e9riel.<\/li><\/ul><div><br \/>Vous constaterez imm\u00e9diatement la diff\u00e9rence flagrante entre ces deux types de dangers. Ceux figurant sur la liste A sont g\u00e9n\u00e9ralement d\u00e9sign\u00e9s par des termes tels que \u201c\u00a0dangers vitaux\u00a0\u201d et sont r\u00e9gis par des \u201c\u00a0r\u00e8gles de s\u00e9curit\u00e9 fondamentales\u00a0\u201d. Par d\u00e9finition, ce sont les dangers \u00e0 prendre le plus au s\u00e9rieux.\u00a0<br \/><br \/>Quant \u00e0 la liste B, on pourrait tout simplement l&#039;appeler \u201c\u00a0tout le reste\u00a0\u201d, car elle englobe \u00e0 peu pr\u00e8s tout le reste. Si mes exemples ne vous conviennent pas, n&#039;h\u00e9sitez pas \u00e0 cr\u00e9er votre propre liste.<br \/><br \/>Ce qui soul\u00e8ve une question\u00a0: si les dangers figurant sur la liste A sont ceux \u00e0 prendre le plus au s\u00e9rieux, serait-il juste de dire que ceux de la liste B peuvent \u00eatre pris moins au s\u00e9rieux\u00a0?<br \/><br \/>Vous voyez ce que je veux dire quand je parle de sous-estimer le probl\u00e8me avec toutes ces choses ?<\/div><div>\u00a0<\/div><div><strong>Votre dilemme des risques<\/strong><br \/><br \/>\u00c9nigme : \u201c un probl\u00e8me complexe et difficile \u201d<br \/><br \/>Les probl\u00e8mes ne vous sont pas \u00e9trangers\u00a0: les g\u00e9rer fait partie int\u00e9grante du travail d&#039;un superviseur ou d&#039;un gestionnaire. Si tout fonctionnait comme sur des roulettes et que rien ne changeait jamais, vous vous retrouveriez probablement \u00e0 la recherche d&#039;une nouvelle carri\u00e8re, par exemple dans la vente d&#039;IA ou l&#039;apprentissage de la pr\u00e9paration du caf\u00e9, car vos services seraient bien peu sollicit\u00e9s.\u00a0<br \/><br \/>\u201c Les managers ? Je me souviens de l&#039;\u00e9poque o\u00f9 ils \u00e9taient partout. Je me demande ce qu&#039;ils sont devenus. \u201d\u00a0<br \/><br \/>Heureusement pour vous, il y aura toujours des probl\u00e8mes\u00a0; il faut bien que quelqu&#039;un s&#039;en occupe, car ils ne se r\u00e9soudront pas d&#039;eux-m\u00eames. En mati\u00e8re de s\u00e9curit\u00e9, les probl\u00e8mes commencent et se terminent par les dangers. Aussi simple que cela puisse para\u00eetre, la gestion des risques confronte un responsable \u00e0 un probl\u00e8me complexe et d\u00e9licat, rarement envisag\u00e9 dans son ensemble.\u00a0<br \/><br \/>Au lieu de cela, on g\u00e8re g\u00e9n\u00e9ralement les risques au coup par coup\u00a0: aujourd\u2019hui, ce sont les blessures \u00e0 la main. La semaine prochaine, les blessures au dos. Le mois prochain, les situations critiques. L\u2019ann\u00e9e prochaine, les facteurs humains. Puis, quelqu\u2019un se coupe un doigt avec un couteau de poche, et il est temps de cr\u00e9er la nouvelle \u201c\u00a0politique relative aux lames apparentes\u00a0\u201d.\u201d\u00a0<br \/><br \/>Si cela vous semble familier, c&#039;est parce que c&#039;est malheureusement trop courant. Voil\u00e0 comment se pr\u00e9sente le probl\u00e8me des risques aux responsables de la gestion\u00a0: c&#039;est un probl\u00e8me apr\u00e8s l&#039;autre.<br \/><br \/>Dans votre qu\u00eate d&#039;ordre et de logique, vous pourriez penser\u00a0: \u201c\u00a0Trouvons la cause profonde de ce probl\u00e8me de danger.\u00a0\u201d Une th\u00e9orie brillante\u00a0; le probl\u00e8me pratique, c&#039;est que les dangers sont omnipr\u00e9sents\u00a0; tout peut en devenir un. Essayez donc d&#039;en trouver la cause, et encore plus de la r\u00e9soudre.<br \/><br \/>Voil\u00e0 donc votre probl\u00e8me, qui se dresse devant vous. Le terme \u00ab\u00a0\u00e9nigme\u00a0\u00bb serait plus appropri\u00e9\u00a0: un probl\u00e8me complexe et difficile \u00e0 r\u00e9soudre.<br \/><br \/>Si vous pensez que la priorisation est la solution \u2013 commencer par les plus graves et progresser ensuite \u2013, nous en revenons \u00e0 votre liste A\u00a0: g\u00e9rer ces quelques \u00e9l\u00e9ments intrins\u00e8quement plus dangereux que tous les autres. Une autre th\u00e9orie int\u00e9ressante, mais qui laisse trois probl\u00e8mes \u00e0 r\u00e9soudre.<br \/><br \/>Tout d&#039;abord, de nombreux petits objets peuvent s&#039;av\u00e9rer mortels\u00a0: les escaliers, les m\u00e8tres ruban, les meuleuses d&#039;angle et les bidons de produits nettoyants, pour ne citer que quatre exemples pour lesquels j&#039;ai des preuves irr\u00e9futables de leur dangerosit\u00e9. Alors, quels sont les dangers \u00e0 surveiller de pr\u00e8s\u00a0?<br \/><br \/>Il y a ensuite le probl\u00e8me de la fr\u00e9quence. Depuis vingt ans, je demande \u00e0 mes clients de me montrer la liste de leurs blessures relativement graves\u00a0: celles qui doivent \u00eatre d\u00e9clar\u00e9es ou enregistr\u00e9es, selon le secteur d\u2019activit\u00e9. \u00c0 partir de l\u00e0, j\u2019\u00e9tablis la liste des objets qui ont caus\u00e9 les blessures.\u00a0<br \/><br \/>Devinez quoi : ils ressemblent pour la plupart \u00e0 la liste B.\u00a0<br \/><br \/>Il est facile de comprendre pourquoi. On est bien plus expos\u00e9 aux objets du quotidien et les proc\u00e9dures qui les encadrent sont moins strictes. Par exemple, n&#039;importe qui peut brancher son ordinateur \u00e0 une prise murale. Et si l&#039;expression \u201c\u00a0objets du quotidien\u00a0\u201d vous semble \u00eatre la recette parfaite pour la n\u00e9gligence, c&#039;est parce que c&#039;est exactement le cas.\u00a0<br \/><br \/>Enfin, comme la plupart des \u00e9l\u00e9ments de la liste B ne peuvent \u00eatre ni \u201c\u00a0corrig\u00e9s\u00a0\u201d ni \u201c\u00a0\u00e9limin\u00e9s\u00a0\u201d, vous n&#039;avez d&#039;autre choix que de les g\u00e9rer. Vous vous retrouvez donc \u00e0 g\u00e9rer \u00e0 la fois les choses et les personnes.<br \/><br \/>Vous voyez ce que je veux dire quand je dis que c&#039;est un\u00a0<em>\u00e9nigme<\/em>?<br \/><br \/><strong>D\u00e9l\u00e9gation<\/strong><br \/><br \/>Simplifier \u00e0 l&#039;exc\u00e8s ne sert \u00e0 rien\u00a0: face aux risques, il s&#039;agit d&#039;un probl\u00e8me complexe et difficile \u00e0 g\u00e9rer. Par \u201c\u00a0g\u00e9rer\u00a0\u201d, j&#039;entends \u201c\u00a0faire preuve de comp\u00e9tence et de prudence\u00a0\u201d. Faute de quoi, des personnes seront bless\u00e9es.<br \/><br \/>Reconna\u00eetre que c&#039;est le cas est une premi\u00e8re \u00e9tape.<br \/><br \/>Pour g\u00e9rer ce probl\u00e8me, il est temps de recourir \u00e0 l&#039;une des techniques de gestion les plus \u00e9prouv\u00e9es\u00a0: la d\u00e9l\u00e9gation. Entourez-vous de toute l&#039;aide possible.<br \/><br \/>Pour commencer, toute gestion b\u00e9n\u00e9ficie de donn\u00e9es. Pourquoi ne pas exploiter l&#039;historique des accidents au sein de votre organisation pour identifier les risques \u00e0 l&#039;origine des dommages\u00a0? D\u00e9l\u00e9guer cette t\u00e2che est tr\u00e8s simple\u00a0: il suffit d&#039;envoyer un courriel \u00e0 votre expert en s\u00e9curit\u00e9 et de lui demander la liste des \u00e9l\u00e9ments qui se sont r\u00e9v\u00e9l\u00e9s dangereux r\u00e9cemment. Cette information est facilement accessible. \u00c0 partir de vos propres donn\u00e9es sur les accidents, prouvez la validit\u00e9 de cette comparaison entre la liste A et la liste B.\u00a0<br \/><br \/>Assurez-vous simplement d&#039;obtenir une liste pr\u00e9cise, c&#039;est-\u00e0-dire une liste d&#039;objets. Je doute que son contenu vous surprenne.\u00a0<br \/><br \/>Si les coupables sont principalement ceux qui figurent sur la liste B, cela pr\u00e9pare votre prochaine \u00e9tape\u00a0: obtenir plus d\u2019aide.<br \/><br \/><strong>Engager vos abonn\u00e9s<\/strong><br \/><br \/>Vos abonn\u00e9s peuvent \u2013 et devraient \u2013 \u00eatre un alli\u00e9 pr\u00e9cieux. Personne n&#039;est plus directement concern\u00e9 par les risques qu&#039;eux, et ce sont eux qui les encourent de plein fouet. Les impliquer dans une gestion efficace \u2013 en les traitant avec respect et bienveillance \u2013 est essentiel.\u00a0<em>les bonnes choses<\/em>\u00a0avec le\u00a0<em>juste dose de soins<\/em>\u00a0\u2013 exige un haut niveau de comp\u00e9tences. Un courriel ne suffira pas.\u00a0<br \/><br \/>Il est essentiel de comprendre ce que signifie l&#039;engagement. L&#039;engagement fait partie de ces mots que les dirigeants emploient \u00e0 tort et \u00e0 travers, sans trop r\u00e9fl\u00e9chir \u00e0 leur signification. C&#039;est un exemple suppl\u00e9mentaire qui illustre le besoin et l&#039;int\u00e9r\u00eat d&#039;un vocabulaire commun. Dans ce contexte, l&#039;engagement consiste \u00e0 se concentrer sur la t\u00e2che \u00e0 accomplir\u00a0: \u00eatre attentif \u00e0 ce qui se passe\u00a0; \u00eatre pleinement pr\u00e9sent et actif. C&#039;est l&#039;antith\u00e8se de la complaisance.<br \/><br \/>Cette d\u00e9finition est utile, mais elle r\u00e9v\u00e8le aussi deux probl\u00e8mes pour vous, le dirigeant.\u00a0<br \/><br \/>Tout d&#039;abord, l&#039;engagement se situe dans l&#039;espace de quinze centim\u00e8tres entre les oreilles\u00a0: on ne peut ni l&#039;observer ni le mesurer directement. M\u00eame si c&#039;\u00e9tait possible, on ne contr\u00f4le pas ce processus. Mais il est assez facile d&#039;observer les comportements \u2013 paroles et actions \u2013 qui t\u00e9moignent d&#039;un engagement, ou d&#039;une certaine complaisance. Lors d&#039;une r\u00e9union d&#039;information sur la s\u00e9curit\u00e9 avant le travail, les participants engag\u00e9s sont assis bien droits, regardent les autres lorsqu&#039;ils parlent et r\u00e9pondent aux questions \u2013 c&#039;est cela, \u00e9couter \u2013 et donnent leur avis. Sur le lieu de travail, ce m\u00eame type de conversation peut avoir lieu, tout comme des actions telles que regarder autour de soi, se concentrer sur sa t\u00e2che, v\u00e9rifier et confirmer. Simplement en \u00e9coutant et en observant, on peut se faire une id\u00e9e assez pr\u00e9cise du niveau d&#039;engagement.\u00a0<br \/><br \/>Lorsque les dangers sont trait\u00e9s syst\u00e9matiquement avec un tel degr\u00e9 de pr\u00e9caution, ils sont g\u00e9r\u00e9s par des personnes qui ont assum\u00e9 avec comp\u00e9tence le r\u00f4le de veiller \u00e0 ce qui peut leur nuire.\u00a0\u00a0<br \/><br \/><strong>Cause et effet<\/strong><br \/><br \/>Ce type de comportement est intentionnel et non al\u00e9atoire. Il r\u00e9sulte d&#039;une gestion efficace exerc\u00e9e par le leader. G\u00e9rer, c&#039;est aussi convaincre\u00a0: quel est l&#039;int\u00e9r\u00eat pour les collaborateurs de prendre chaque risque au s\u00e9rieux\u00a0? Il s&#039;agit \u00e9galement de d\u00e9finir des attentes claires\u00a0: quels sont les comportements souhait\u00e9s, d\u00e9crits de mani\u00e8re \u00e0 \u00eatre compris et adopt\u00e9s par les collaborateurs\u00a0? Enfin, il y a le syst\u00e8me de r\u00e9troaction\u00a0: reconna\u00eetre les bons comportements et accompagner les collaborateurs lorsque le comportement ne correspond pas aux attentes. Ces deux aspects commencent par l&#039;observation des comportements.<br \/><br \/>Si cela vous semble relever des principes fondamentaux de la gestion, c&#039;est tout \u00e0 fait exact. Mais il s&#039;agit ici de principes appliqu\u00e9s sp\u00e9cifiquement \u00e0 la gestion des risques. Le principe de Deming, \u201c\u00a0Tout travail est un processus\u00a0\u201d, soul\u00e8ve une question essentielle qu&#039;il convient de se poser\u00a0: quel est le processus d&#039;identification et de gestion des risques\u00a0?<br \/><br \/>Si vous pensez que tout le monde conna\u00eet la r\u00e9ponse parce qu&#039;elle est facile et \u00e9vidente, essayez d&#039;y r\u00e9pondre vous-m\u00eame. Si votre r\u00e9ponse vous convient, demandez l&#039;avis de quelques-uns de vos abonn\u00e9s et voyez ce qu&#039;ils en pensent.\u00a0<br \/><br \/>\u201c Je me contente de regarder autour de moi \u201d n&#039;est pas une fa\u00e7on de g\u00e9rer quelque chose \u201c avec comp\u00e9tence et pr\u00e9caution \u201d. Vous le savez.<br \/><br \/>\u00c0 mon avis, les r\u00e9ponses \u00e0 cette question ne seront ni faciles ni \u00e9videntes.
