Une formation efficace peut produire un retour significatif ; quel retour est plus important qu\u2019une meilleure performance en mati\u00e8re de s\u00e9curit\u00e9 ?\u00a0<br \/>\u00a0<br \/>Pourtant, les dirigeants industriels comptent parmi les personnes les plus occup\u00e9es de la plan\u00e8te. C&#039;est donc toujours avec une pointe de culpabilit\u00e9 que nous les retirons de leur travail et les asseyons dans une salle de classe pour leur apprendre \u00e0 diriger et \u00e0 g\u00e9rer les performances en mati\u00e8re de s\u00e9curit\u00e9. Lorsqu&#039;ils sont assis dans une salle de classe, les choses qui ne se produisent pas sont appel\u00e9es co\u00fbts d&#039;opportunit\u00e9.\u00a0<br \/>\u00a0<br \/>Quant \u00e0 ce qui se passe en l\u2019absence des dirigeants, c\u2019est ce qu\u2019on appelle la r\u00e9alit\u00e9.<br \/>\u00a0<br \/>L\u2019un des avantages de l\u2019\u00e9tude de la pratique du leadership en mati\u00e8re de s\u00e9curit\u00e9 est qu\u2019elle donne aux dirigeants le temps de r\u00e9fl\u00e9chir \u00e0 leur r\u00e9alit\u00e9. Un \u00ab temps mort \u00bb pourrait \u00eatre une meilleure caract\u00e9risation. Nous commen\u00e7ons toujours chaque engagement en nous demandant ce qui fait obstacle \u00e0 l&#039;atteinte de l&#039;objectif z\u00e9ro\u00a0: \u00ab\u00a0Quels sont les d\u00e9fis de s\u00e9curit\u00e9 les plus difficiles auxquels vous \u00eates confront\u00e9s en tant que leader \u2013 chaque jour\u00a0?\u00a0\u00bb<br \/>\u00a0<br \/>Chaque dirigeant conna\u00eet la r\u00e9ponse.\u00a0<br \/>\u00a0<br \/>Permettez-moi de modifier cette phrase. Posez cette question aux dirigeants : leur liste de d\u00e9fis est souvent beaucoup plus courte que celle de leurs homologues dans l&#039;atelier. Des incitations sont g\u00e9n\u00e9ralement n\u00e9cessaires\u00a0: \u00ab\u00a0Qu\u2019en est-il de la conformit\u00e9\u00a0? Complaisance? Changement? Communication? Coh\u00e9rence? Entrepreneurs ?\u2026\u2026 \u00bb\u00a0<br \/>\u00a0<br \/>Un cadre a dit un jour merci\u2026 \u00ab de m&#039;avoir rappel\u00e9 ce que je savais \u2013 mais il a oubli\u00e9 \u00bb. Un PDG dirigeant une soci\u00e9t\u00e9 cot\u00e9e en bourse qui avait commenc\u00e9 sa vie comme ing\u00e9nieur \u00e9lectricien dans une usine de papier, ce n&#039;\u00e9tait pas comme s&#039;il ne connaissait pas la r\u00e9alit\u00e9. Alors peut-\u00eatre que \u00ab Se souvenir de cela\u2026 \u00bb devrait \u00eatre ajout\u00e9 \u00e0 la liste des d\u00e9fis difficiles.<br \/>\u00a0<br \/>L\u2019apparition garantie sur la liste est \u00ab\u00a0Nouvelles personnes\u00a0\u00bb. Sans compter les probl\u00e8mes collat\u00e9raux que les nouveaux venus apportent avec eux : le manque de connaissances, le manque de compr\u00e9hension, le manque d&#039;exp\u00e9rience, l&#039;imp\u00e9tuosit\u00e9 de la jeunesse et le sentiment d&#039;invincibilit\u00e9. Vous connaissez sans doute bien le d\u00e9fi.\u00a0<br \/>\u00a0<br \/>Je suis. \u00c0 deux semaines de la fin de mes \u00e9tudes secondaires, j&#039;\u00e9tais le nouveau. Travaillant comme aide g\u00e9n\u00e9ral de nuit dans une usine chimique, je me suis bless\u00e9 deux fois au cours des deux premi\u00e8res semaines. Exactement de la m\u00eame mani\u00e8re : un cutter dans la main droite, une lac\u00e9ration dans la main gauche.<br \/>\u00a0<br \/>Mais c\u2019\u00e9tait il y a tr\u00e8s, tr\u00e8s longtemps. Et c&#039;\u00e9tait moi.\u00a0<br \/>\u00a0<br \/>Vraiment maintenant\u00a0: le d\u00e9fi pos\u00e9 par les nouvelles personnes est-il aussi important que les dirigeants le pensent\u00a0?\u00a0<\/p><p><strong>Apporter les donn\u00e9es<\/strong><br \/>\u00a0<br \/>Il y a quelques ann\u00e9es, un afflux de rapports de blessures a soulev\u00e9 le probl\u00e8me au sein de la Mine Safety and Health Administration. Des chercheurs de l\u2019Institut national pour la s\u00e9curit\u00e9 et la sant\u00e9 au travail (NIOSH) se sont pench\u00e9s sur le d\u00e9fi des \u00ab nouvelles personnes \u00bb. &quot;De nouvelles personnes bless\u00e9es \u00e0 un rythme plus \u00e9lev\u00e9 sont tout \u00e0 fait logiques&quot;, a expliqu\u00e9 Launa Mallett, membre de l&#039;\u00e9quipe du NIOSH.<br \/>\u00a0<br \/>En ce qui concerne les donn\u00e9es, \u00ab\u00a0... nous avons d\u00e9couvert qu&#039;il y avait beaucoup plus \u00e0 raconter.\u00a0\u00bb Je suis s\u00fbr que le Dr Deming acquiescerait. Il s\u2019av\u00e8re qu\u2019il y a bien plus \u00e0 dire dans cette histoire !<br \/>\u00a0<br \/>MSHA ne connaissait que les cas de blessures d\u00e9pos\u00e9s aupr\u00e8s de l&#039;agence et le nombre total de travailleurs au sein de l&#039;industrie pour les diff\u00e9rents produits produits par l&#039;industrie. En 2018, le NIOSH avait command\u00e9 un recensement de l&#039;industrie mini\u00e8re am\u00e9ricaine, cr\u00e9ant des estimations de la r\u00e9partition de la population qui leur permettaient de mesurer les taux de blessures en fonction des niveaux d&#039;exp\u00e9rience, depuis les nouvelles recrues jusqu&#039;aux personnes les plus exp\u00e9riment\u00e9es de l&#039;industrie.\u00a0<br \/>\u00a0<br \/>En combinant les rapports sur les jours non mortels perdus sur les blessures de la MSHA avec les donn\u00e9es de l&#039;enqu\u00eate NIOSH, l&#039;estimation des taux de blessures par ann\u00e9es d&#039;exp\u00e9rience n&#039;a fait qu&#039;un petit pas -\u00a0<em>pour eux<\/em>.<br \/>\u00a0<br \/>Et un pas de g\u00e9ant pour nous tous ! Imaginez les possibilit\u00e9s.<br \/>\u00a0<br \/>Cassandra Hoebbel, une autre chercheuse du NIOSH, prend soin de souligner que leurs taux sont bas\u00e9s sur des estimations de population et d&#039;effectifs \u2013 et non sur les heures travaill\u00e9es \u2013 et sont sp\u00e9cifiques \u00e0 l&#039;industrie mini\u00e8re am\u00e9ricaine. Mais dans mon livre, ils ont cr\u00e9\u00e9 une r\u00e9f\u00e9rence en mati\u00e8re de s\u00e9curit\u00e9 de l&#039;exp\u00e9rience qui s&#039;applique facilement \u00e0 toutes les blessures et \u00e0 tous les secteurs. C&#039;est un d\u00e9veloppement \u00e9norme.<br \/>\u00a0<br \/>En ce qui concerne leurs conclusions \u2013 les donn\u00e9es \u2013 il est estim\u00e9 que les personnes ayant moins d&#039;un an d&#039;anciennet\u00e9 sont six fois plus susceptibles de subir un accident du travail avec perte de temps que leurs homologues plus \u00e2g\u00e9s.<strong>.<\/strong><br \/>\u00a0<br \/>Six fois plus \u00e9lev\u00e9 !\u00a0<br \/>\u00a0<br \/>&quot;Nous nous attendions \u00e0 ce qu&#039;il soit \u00e9lev\u00e9, mais nous avons \u00e9t\u00e9 surpris par l&#039;ampleur de la diff\u00e9rence de risque&quot;, a not\u00e9 Hoebbel. Combien d\u2019autres d\u00e9fis de s\u00e9curit\u00e9 difficiles ou facteurs de s\u00e9curit\u00e9 critiques existe-t-il qui, s\u2019ils \u00e9taient mesur\u00e9s, seraient statistiquement significatifs\u00a0?\u00a0<br \/>\u00a0<br \/>Leader intelligent que vous \u00eates, vous avez probablement pris de l&#039;avance, pensant que ce d\u00e9fi est \u00e9galement six fois plus facile \u00e0 r\u00e9soudre : laisser quelqu&#039;un d&#039;autre embaucher ces exub\u00e9rants de dix-huit ans tout droit sortis du lyc\u00e9e. Faites appel \u00e0 des v\u00e9t\u00e9rans exp\u00e9riment\u00e9s de l&#039;industrie qui ont appris \u00e0 leurs d\u00e9pens au sein de l&#039;\u00e9quipage de quelqu&#039;un d&#039;autre.<br \/>\u00a0<br \/>Cela semble \u00eatre une bonne th\u00e9orie.\u00a0<br \/>\u00a0<br \/>En pratique, les donn\u00e9es sont encore plus choquantes. Pendant des ann\u00e9es, les dirigeants ont vu comment les nouvelles personnes agissent. C&#039;est un comportement. Gr\u00e2ce \u00e0 un \u00e9chantillon beaucoup plus important, MSHA a constat\u00e9 le nombre de blessures graves. C&#039;est une information. Maintenant, Drs. Hoebbel et Mallett ont estim\u00e9 la \u00ab courbe d\u2019exp\u00e9rience \u00bb d\u00e9finissant la taille et l\u2019\u00e9tendue du d\u00e9fi que pr\u00e9sentent les nouvelles personnes.<\/p><p>Disposer de ces donn\u00e9es remet carr\u00e9ment la balle dans le camp du leader ; le nouveau d\u00e9fi des personnes est \u00e0 vous de le r\u00e9soudre. Les nouvelles personnes ne commenceront pas spontan\u00e9ment \u00e0 travailler seules en toute s\u00e9curit\u00e9. Il faut du leadership.\u00a0<\/p><p>Alors, comment faites-vous cela?\u00a0<\/p><p>En commen\u00e7ant par le d\u00e9but, bien s\u00fbr. Le premier jour, lorsque chaque nouvelle personne suit sa formation sur la s\u00e9curit\u00e9 des nouveaux employ\u00e9s. Dans la vraie vie, ce cours de formation \u00e0 l&#039;apparence inoffensive s&#039;av\u00e8re \u00eatre un \u00e9norme moment de grande influence \u2013 dans l&#039;esprit de ceux qui sont assis sur les chaises.\u00a0<\/p><p>Saisir l&#039;instant!\u00a0<\/p><p>Cela r\u00e9pond quand. Quant \u00e0 savoir comment, cela aiderait certainement la cause si chaque personne nouvelle sur le site \u2013 quel que soit son niveau d&#039;exp\u00e9rience \u2013 comprenne que, alors qu&#039;ils se lancent dans ce qui sera une partie tr\u00e8s excitante de leur carri\u00e8re, la recherche montre le d\u00e9but \u00eatre \u00e9galement une p\u00e9riode de grande vuln\u00e9rabilit\u00e9 aux blessures. Les conseils, la philosophie, les attentes, les valeurs \u2013 dans ce cas sp\u00e9cifiquement le fait d\u2019\u00eatre nouveau et d\u2019\u00eatre en s\u00e9curit\u00e9 \u2013 constituent l\u2019essence m\u00eame du Stump Speech. \u00ab Comme le sugg\u00e8rent les statistiques, vous avez six fois plus de risques de vous blesser que vos pairs exp\u00e9riment\u00e9s. Donc,\u2026\u2026&quot;<\/p><p>Poser une sacr\u00e9ment bonne question est une autre pratique de leadership utile. Laissez les nouvelles personnes vous donner leur r\u00e9ponse \u2013 et non l\u2019inverse.\u00a0<\/p><p>En fin de compte, il s\u2019agit de leurs arguments en faveur de la s\u00e9curit\u00e9, n\u2019est-ce pas\u00a0?<\/p><p>Ce sont des mots ; qu&#039;en est-il des actions ? Il est temps de vous rendre dans l&#039;atelier, sachant que vos nouveaux employ\u00e9s courent un risque de blessure beaucoup plus \u00e9lev\u00e9, faites-en une cible pour votre attention. Vous savez cela comme \u00e9tape de calcul dans G\u00e9rer en se promenant.\u00a0<\/p><p>Lorsque vous vous pr\u00e9sentez, assurez-vous de donner aux nouvelles personnes des commentaires sp\u00e9cifiques sur leur comportement. Nouveau dans ce poste, vos observations auront une influence d\u00e9mesur\u00e9e.<\/p><p><strong>Informations et donn\u00e9es<\/strong><\/p><p>M\u00eame si les dirigeants affirment depuis des ann\u00e9es qu&#039;ils sont conscients du probl\u00e8me, la plupart des sites n&#039;accueillent pas beaucoup de nouvelles personnes chaque ann\u00e9e et les taux de blessures sont relativement faibles. Il est donc facile de voir comment le probl\u00e8me des nouvelles personnes n\u2019appara\u00eetrait pas dans les mesures de s\u00e9curit\u00e9. MSHA et NIOSH ont l\u2019avantage d\u2019\u00e9chelle pour produire des donn\u00e9es utiles, dans ce cas, les taux de blessures.<\/p><p>Mais cet effort a commenc\u00e9 par l\u2019information : les rapports individuels sur les blessures. Pour comprendre les performances et les processus de s\u00e9curit\u00e9, les informations peuvent \u00eatre tr\u00e8s utiles.
