Un principe si fondamental qu\u2019il semble que tout le monde pense que cela va de soi \u2013 ou d\u2019\u00e9crire. \u00c0 quand remonte la derni\u00e8re fois que vous avez lu quelque chose sur cette partie de la gestion\u00a0?\u00a0<br \/>\u00a0<br \/>Achetez en ligne, vous pouvez trouver de nombreux livres d&#039;affaires et de gestion \u00e0 succ\u00e8s sur le fromage manquant, la gestion des contraintes, l&#039;intelligence \u00e9motionnelle, les op\u00e9rations militaires, pour n&#039;en nommer que quelques-uns. Les biographies et autobiographies de chefs d\u2019entreprise \u00e0 succ\u00e8s abondent, si vous voulez \u00eatre comme Mike \u2013 ou Jack. Qu\u2019ont-ils tous en commun ? C&#039;est \u00e0 cela que servent les ordinateurs.<br \/>\u00a0<br \/>Au bureau, le travail op\u00e9rationnel d\u00e9taill\u00e9 effectu\u00e9 par d&#039;autres ne semble pas non plus avoir beaucoup d&#039;importance pour la direction. \u00c0 quand remonte la derni\u00e8re fois que vous avez re\u00e7u un e-mail d&#039;un membre de la direction : \u00ab Je veux une pr\u00e9sentation PowerPoint d&#039;une heure sur la fa\u00e7on dont nous inspectons nos marchandises en cours de fabrication \u00e0 l&#039;\u00e9tape 27 du processus de travail d&#039;assemblage \u00bb ?<br \/>\u00a0<br \/>Sauf lorsqu&#039;un client d\u00e9couvre un \u00e9norme probl\u00e8me qui a \u00e9chapp\u00e9 \u00e0 la d\u00e9tection \u00e0 l&#039;\u00e9tape 25, jamais.\u00a0<br \/>\u00a0<br \/>C&#039;est le probl\u00e8me du travail d&#039;exploitation. Quand quelqu&#039;un le fait mal \u2013 ou pas du tout \u2013 et que le probl\u00e8me a des r\u00e9percussions hors de la sph\u00e8re de contr\u00f4le du sup\u00e9rieur imm\u00e9diat, cela peut susciter toutes sortes d&#039;int\u00e9r\u00eat pour ce qui est actuellement<em>\u00a0important<\/em>\u00a0d\u00e9tails \u2013 \u00e0 propos de l\u2019entreprise\u00a0!<br \/>\u00a0<br \/>Quant \u00e0 l&#039;\u00e9v\u00e9nement d\u00e9clencheur, il pourrait s&#039;agir d&#039;un incident mineur, comme mettre les mauvais pneus sur la voiture d&#039;un client dans un magasin de pneus. Cela pourrait \u00eatre \u00e9norme, comme ne pas fixer correctement l\u2019espace des portes sur un avion de ligne commercial de $100 millions. Dans de nombreux cas, seul le nombre de personnes impliqu\u00e9es dans l&#039;\u00e9chec.<br \/>\u00a0<br \/>La bonne nouvelle est que dans l\u2019\u00e9conomie actuelle, les probl\u00e8mes de qualit\u00e9 des produits et de service sont l\u2019exception. D&#039;un autre c\u00f4t\u00e9, on entend rarement parler de d\u00e9fauts qui n&#039;apparaissent pas comme des \u00e9v\u00e9nements, ou de quasi-accidents qui auraient facilement pu en \u00eatre un.\u00a0<br \/>\u00a0<br \/>Ainsi, peut-\u00eatre que la prochaine fois que vous emm\u00e8nerez votre voiture au magasin pour acheter de nouveaux pneus, vous souhaiterez peut-\u00eatre v\u00e9rifier chaque pneu, en faisant correspondre le num\u00e9ro de s\u00e9rie du produit avec la commande du magasin.<br \/>\u00a0<br \/>Mais qui a le temps de faire \u00e7a ? En plus, c&#039;est le travail du superviseur.<\/p><p><strong>\u00catre responsable<\/strong><br \/>\u00a0<br \/>En tant que responsable du travail des autres, il s\u2019ensuit naturellement qu\u2019un superviseur est responsable de l\u2019ex\u00e9cution s\u00e9curitaire du travail. C&#039;est le premier devoir de tout superviseur. \u00c9tonnamment, en th\u00e9orie, cette partie du travail devrait \u00eatre facile.<br \/>\u00a0<br \/>Pourquoi ? Chaque superviseur souhaite que toutes les personnes dont il est responsable soient en s\u00e9curit\u00e9. Plus pr\u00e9cis\u00e9ment, personne qui effectue ce travail n&#039;a l&#039;intention de rentrer chez lui en passant par l&#039;h\u00f4pital. Cela signifie qu&#039;en mati\u00e8re de s\u00e9curit\u00e9, il y a un accord parfait au sein de l&#039;organisation. Pas besoin de lire un best-seller d\u2019entreprise sur l\u2019alignement de la vision strat\u00e9gique pour vous aider.<br \/>\u00a0<br \/>Le travail \u00e0 faire n\u2019est pas intentionnel. Comme le disait ma m\u00e8re : \u00ab La route de l\u2019enfer est pav\u00e9e de bonnes intentions \u00bb. Le n\u0153ud du d\u00e9fi est le suivant : pour travailler en toute s\u00e9curit\u00e9, les gens doivent faire des choses \u2013 beaucoup de choses \u2013 et les faire toujours bien. C\u2019est comme suivre toutes les r\u00e8gles, tout le temps. Et ne pas faire d&#039;autres choses tentantes, comme prendre des raccourcis lorsque personne ne regarde.\u00a0<br \/>\u00a0<br \/>Quant \u00e0 la place du superviseur dans ce processus, \u00ab\u00a0\u00eatre responsable\u00a0\u00bb signifie-t-il qu&#039;il doit expliquer quand les choses ne se passent pas comme elles sont cens\u00e9es se produire\u00a0? Ou bien, \u00ab\u00a0\u00eatre responsable\u00a0\u00bb exige-t-il que le superviseur prenne des mesures pour veiller \u00e0 ce que les bonnes choses soient faites \u2013 et que les mauvaises choses ne le soient pas\u00a0?\u00a0<br \/>\u00a0<br \/>Oui, c\u2019est la r\u00e9ponse \u00e9vidente aux deux questions. On s&#039;attend \u00e0 ce que le superviseur veille \u00e0 ce que le travail soit effectu\u00e9 en toute s\u00e9curit\u00e9 et soit appel\u00e9 \u00e0 expliquer pourquoi alors ce n&#039;est pas le cas.\u00a0<br \/>\u00a0<br \/>Si le technicien de l&#039;atelier de pneus installe les mauvais pneus sur la voiture, le superviseur ne peut pas s&#039;en tirer en disant au client : \u00ab Eh bien, ne me bl\u00e2mez pas. Ce n&#039;est pas moi qui l&#039;ai fait. Vous pensez peut-\u00eatre qu&#039;aucun superviseur ne dirait jamais cela, mais j&#039;ai eu des superviseurs qui m&#039;ont dit sans d\u00e9tour que si l&#039;un de leurs suiveurs se blessait parce qu&#039;il n&#039;\u00e9tait pas correctement form\u00e9, ce serait la faute du service de formation. &quot;Ce sont eux qui sont responsables de la formation, pas moi.&quot;\u00a0<br \/>\u00a0<br \/>Cette r\u00e9flexion ne se limite pas \u00e0 la ligne de front. \u00c0 la suite d&#039;un \u00e9chec tr\u00e8s m\u00e9diatis\u00e9, il n&#039;est pas rare qu&#039;un haut dirigeant pointe du doigt les fonctions situ\u00e9es en aval de sa cha\u00eene de commandement \u2013 vendeurs, fournisseurs, sous-traitants, ing\u00e9nierie, construction, comptabilit\u00e9 \u2013 comme pour dire : \u00ab Ne bl\u00e2mez pas moi : ce n\u2019est pas moi qui l\u2019ai fait.<br \/>\u00a0<br \/>La strat\u00e9gie intelligente serait pour un superviseur de faire tout ce qui est en son pouvoir pour s&#039;assurer que ceux dont il est responsable font bien leur travail. De cette fa\u00e7on, il n\u2019y aura pas de probl\u00e8mes \u00e0 expliquer.\u00a0<br \/>\u00a0<br \/>Sur ce point, le rang du superviseur n&#039;a pas vraiment d&#039;importance.<br \/>\u00a0<br \/><strong>L&#039;espoir n&#039;est pas une m\u00e9thode<\/strong><br \/>\u00a0<br \/>Quant \u00e0 faire travailler les adeptes en toute s\u00e9curit\u00e9, il existe une longue liste de d\u00e9fis \u00e0 relever. C&#039;est familier \u00e0 tout superviseur, ressemblant \u00e0\u00a0: l&#039;attitude, la sensibilisation, le comportement, la conformit\u00e9, la complaisance, la communication, la culture, les distractions, l&#039;\u00e9quipement, l&#039;environnement, la pression de l&#039;entreprise, la pression des pairs, la r\u00e9sistance au changement, la formation, le roulement\u2026<br \/>\u00a0<br \/>Puisque vous le savez, r\u00e9fl\u00e9chissez \u00e0 ceci\u00a0: lorsque quelqu&#039;un est bless\u00e9 et qu&#039;un superviseur explique au patron pourquoi cela s&#039;est produit, quelles sont les chances que les raisons ne figurent pas sur cette liste\u00a0?\u00a0<br \/>\u00a0<br \/>Relativement bas.\u00a0<br \/>\u00a0<br \/>Si le patron avait compris cela, chaque fois qu&#039;il y avait une blessure, il demanderait toujours au superviseur \u2013 celui qui est directement responsable du travail des autres \u2013 \u00ab Qu&#039;avez-vous fait pour traiter cette cause totalement pr\u00e9visible ? Ce n\u2019est pas comme si vous ne l\u2019aviez pas vu venir.<br \/>\u00a0<br \/>Si on vous pose cette question, ne vous plaignez pas. Il faudrait le demander syst\u00e9matiquement.<br \/>\u00a0<br \/>Comprendre cela devrait orienter chaque superviseur dans la direction du travail qui doit \u00eatre effectu\u00e9 pour relever le d\u00e9fi. \u00c0 moins qu\u2019un superviseur ne soit pr\u00eat \u00e0 esp\u00e9rer le meilleur, il doit y avoir un plan. Que fais-tu? Comment faites-vous? Pourquoi proc\u00e9der ainsi et pas autrement ? Comment mesurez-vous les progr\u00e8s?<br \/>\u00a0<br \/>Un exemple pourrait servir \u00e0 illustrer. Consid\u00e9rez le d\u00e9fi que repr\u00e9sente le fait de surmonter la r\u00e9sistance au changement vers une nouvelle proc\u00e9dure de s\u00e9curit\u00e9, qui n&#039;est pas populaire. Un d\u00e9fi bien connu de tout superviseur.\u00a0<br \/>\u00a0<br \/>Pour les ouvreurs, quel est l&#039;objectif ?\u00a0<br \/>\u00a0<br \/>\u00ab\u00a0Communication\u00a0\u00bb n&#039;est pas une bonne r\u00e9ponse. C&#039;est juste lire les mots. L\u2019objectif est de parvenir \u00e0 la compr\u00e9hension, \u00e0 l\u2019acceptation \u2013 et \u00e0 l\u2019ex\u00e9cution. En clair, en fin de compte, ceux qui effectuent le travail suivent la nouvelle politique, \u00e0 tout moment, exactement telle qu&#039;elle est \u00e9crite.<br \/>\u00a0<br \/>Quel est le processus pour y parvenir ? \u00c0 quoi ressemble la m\u00e9thode, \u00e9tape par \u00e9tape ? \u00ab\u00a0Expliquer\u00a0\u00bb n&#039;est pas non plus une r\u00e9ponse particuli\u00e8rement bonne. Si quelqu\u2019un souligne un probl\u00e8me cr\u00e9\u00e9 par le changement, s\u2019agit-il m\u00eame d\u2019une r\u00e9sistance\u00a0? Est-ce une bonne pratique pour le superviseur de partager son opinion personnelle quant \u00e0 l\u2019opportunit\u00e9 du changement\u00a0? Comment l\u2019ex\u00e9cution du changement va-t-elle \u00eatre mesur\u00e9e ?<br \/>\u00a0<br \/>Vous pensez peut-\u00eatre : \u00ab Ce sont beaucoup de questions sur un petit aspect des responsabilit\u00e9s d&#039;un superviseur. \u00bb Oui en effet. Mais quelles questions sont sans importance pour le processus ? Pour ceux qui le sont, quelle est la qualit\u00e9 de vos r\u00e9ponses\u00a0?<br \/>\u00a0<br \/>L\u2019alternative est d\u2019esp\u00e9rer qu\u2019ils changeront, simplement parce que vous le leur avez dit.<br \/>\u00a0<br \/><strong>Diriger \u2013 et g\u00e9rer<\/strong><br \/>\u00a0<br \/>Il existe un autre th\u00e8me populaire qui circule dans les cercles de gestion : \u00ab Nous avons besoin de dirigeants, pas de gestionnaires \u00bb. Vous avez probablement entendu la prise ; \u00e7a existe depuis les ann\u00e9es 70. Tout a commenc\u00e9 avec un article dans la Harvard Business Review. Cela devrait en faire un \u00e9vangile.\u00a0<br \/>\u00a0<br \/>Rares sont ceux qui seraient en d\u00e9saccord : \u00ab Vous dirigez les gens. \u00bb Assez juste; \u00e9tant responsable du travail des autres, vous ne pouvez pas contourner cette simple v\u00e9rit\u00e9. Et la s\u00e9curit\u00e9 est avant tout une affaire de personnes.<br \/>\u00a0<br \/>Mais \u00ab\u00a0diriger\u00a0\u00bb est-il suffisant\u00a0? Les personnes charg\u00e9es d&#039;effectuer le travail de l&#039;entreprise peuvent-elles faire leur travail correctement \u2013 et en toute s\u00e9curit\u00e9 \u2013 sans objectifs, processus, syst\u00e8mes, technologies, organisation, formation et moyens de mesurer les performances\u00a0?<br \/>\u00a0<br \/>Bien s\u00fbr que non.\u00a0<br \/>\u00a0<br \/>La planification, l&#039;organisation et la mesure sont des exemples de fonctions de gestion. Comptent-ils moins que le leadership ? Ce n\u2019est pas ainsi que W. Edwards Deming voyait les choses. \u00ab 95% la variabilit\u00e9 des performances d&#039;un syst\u00e8me est caus\u00e9e par le syst\u00e8me lui-m\u00eame ; seul le 5% est caus\u00e9 par les humains.\u00a0<br \/>\u00a0<br \/>Si Deming avait travaill\u00e9 dans le d\u00e9partement de s\u00e9curit\u00e9 au lieu du d\u00e9partement de qualit\u00e9, il n&#039;aurait probablement pas vu les performances de cette fa\u00e7on : trop de cas de comportement sont compl\u00e8tement humains. Mais quelles que soient les proportions, \u00eatre responsable du travail des autres exige qu&#039;un superviseur se concentre sur les personnes et les processus.\u00a0<br \/>\u00a0<br \/>Chaque superviseur doit diriger \u2013 et g\u00e9rer.
