Ils ont inform\u00e9 le conseil d&#039;administration de leur m\u00e9contentement, citant \u00ab des objectifs de production manqu\u00e9s, des co\u00fbts \u00e9lev\u00e9s et des probl\u00e8mes de s\u00e9curit\u00e9 \u00bb. Quant \u00e0 ces d\u00e9faillances de s\u00e9curit\u00e9, le titre se lirait : \u00ab Une douzaine de morts en huit ans \u00bb.<br \/>\u00a0<br \/>Comme un cas convaincant pour le changement de performance que j&#039;ai vu. Il y a trois ans, le PDG actuel a \u00e9t\u00e9 nomm\u00e9 avec pour mission de changer les choses. Malheureusement, rien n&#039;a beaucoup chang\u00e9 pour le bien. Il y a eu un d\u00e9c\u00e8s au d\u00e9but de l&#039;ann\u00e9e et, fin mai, un autre. Le PDG a d\u00e9missionn\u00e9 le lendemain.<br \/>\u00a0<br \/>Des cas comme celui-ci ne sont gu\u00e8re sans pr\u00e9c\u00e9dent. L&#039;ann\u00e9e derni\u00e8re, dans une autre soci\u00e9t\u00e9 mini\u00e8re mondiale, le PDG et deux hauts dirigeants ont accept\u00e9 de d\u00e9missionner apr\u00e8s que leur entreprise a litt\u00e9ralement fait exploser le site arch\u00e9ologique le plus important du continent australien. Vous pouvez \u00eatre assur\u00e9 que les trois ne voulaient pas que l&#039;un ou l&#039;autre de ces deux \u00e9v\u00e9nements se produise. Mais les membres de leur direction interm\u00e9diaire ont supervis\u00e9 la pose des explosifs, et la d\u00e9tonation a cr\u00e9\u00e9 une telle onde de choc d&#039;indignation publique que leur conseil d&#039;administration n&#039;a eu d&#039;autre choix que de leur demander de partir.<\/div><div>\u00a0<\/div><div>Vous pourriez penser qu&#039;un PDG dirige avec un pouvoir illimit\u00e9, comme si, comme le dit le vieil adage, &quot;Votre souhait est ma commande&quot;. En r\u00e9alit\u00e9, chaque cadre sup\u00e9rieur est confront\u00e9 au dilemme de la responsabilit\u00e9, tout comme chaque manager et superviseur\u00a0: avoir une r\u00e9serve limit\u00e9e de contr\u00f4le et d&#039;influence<em> plus de <\/em>performance, tout en \u00e9tant totalement responsable <em>pour<\/em> performance.<\/div><div>\u00a0<br \/><em>Ce<\/em>\u00a0est un dilemme.<br \/>\u00a0<br \/>Pourtant, il est impossible de contourner ce que j&#039;en suis venu \u00e0 appeler le Grand Paradoxe de la S\u00e9curit\u00e9 : alors que chaque suiveur veut \u00eatre en s\u00e9curit\u00e9, les suiveurs ne travaillent que dans la mesure o\u00f9 leurs dirigeants le leur demandent. Quels que soient les d\u00e9tails de l&#039;histoire de Suncor, c&#039;est l&#039;histoire d&#039;un \u00e9chec de leadership. Je n&#039;essaierai pas de vous en dissuader \u2013 au contraire, vous obtiendrez une approbation enthousiaste \u2013 mais je vais vous donner quelques conseils quant au processus : \u00e7a ne sert \u00e0 rien de faire les m\u00eames erreurs que moi. L&#039;\u00e9criture est assez dure.<br \/>\u00a0<br \/>Quant \u00e0 ma deuxi\u00e8me \u00e9dition, vous pourriez vous demander pourquoi il en fallait une. Le premier livre n&#039;\u00e9tait-il pas assez bon, demandez-vous. C&#039;est exactement ce que j&#039;ai demand\u00e9 \u00e0 mon \u00e9diteur : divulgation compl\u00e8te : ce n&#039;\u00e9tait pas mon id\u00e9e d&#039;une bonne id\u00e9e. Elle m&#039;a finalement convaincu qu&#039;il \u00e9tait temps de revisiter et de r\u00e9\u00e9crire.\u00a0<br \/>\u00a0<br \/>Alors j&#039;ai fait : beaucoup des deux.<br \/>\u00a0<br \/>La deuxi\u00e8me \u00e9dition a les m\u00eames vingt-deux chapitres, mais ils ne sont pas identiques ; deux sont renomm\u00e9s. Entre les couvertures se trouvent les m\u00eames pratiques de leadership en mati\u00e8re de s\u00e9curit\u00e9 que celles de la premi\u00e8re \u00e9dition. Ma vision des principes fondamentaux du leadership en mati\u00e8re de s\u00e9curit\u00e9 est que les temps changent, mais que les gens sont et seront toujours des gens. Nous, les gens, ne sommes pas naturellement enclins \u00e0 travailler en toute s\u00e9curit\u00e9 ; d&#039;o\u00f9 le besoin critique d&#039;un leadership en mati\u00e8re de s\u00e9curit\u00e9 : de bons leaders exer\u00e7ant un bon leadership en mati\u00e8re de s\u00e9curit\u00e9.<br \/>\u00a0<br \/>Mais ce que je dirai, c&#039;est qu&#039;apr\u00e8s une autre d\u00e9cennie d&#039;enseignement, de conversation, de lecture, d&#039;\u00e9criture et d&#039;\u00e9coute de dirigeants du monde entier, il y a tellement plus dans la deuxi\u00e8me \u00e9dition. Plus d&#039;outils\u00a0; d&#039;autres bonnes id\u00e9es de leaders que j&#039;ai appris \u00e0 conna\u00eetre et que j&#039;ai vues en action\u00a0; une meilleure description des pratiques et comment elles fonctionnent et pourquoi elles fonctionnent. Des id\u00e9es plus pratiques pour le leader de premi\u00e8re ligne\u00a0; plus de conseils pour les managers et les cadres sup\u00e9rieurs. Les trois niveaux sont le public du livre.<br \/>\u00a0<br \/>En termes de narration, je serai le premier \u00e0 vous dire que mes comp\u00e9tences en \u00e9criture avaient besoin d&#039;\u00eatre am\u00e9lior\u00e9es. Ils se sont am\u00e9lior\u00e9s; un jour ils pourraient m\u00eame \u00eatre bons. D&#039;un autre c\u00f4t\u00e9, il y a plus d&#039;\u00e9checs de leadership en mati\u00e8re de s\u00e9curit\u00e9 trouv\u00e9s dans les \u00e9v\u00e9nements faisant la une des journaux \u00e0 examiner. Je ne travaille pas l\u00e0-bas, je ne suis pas PDG et ce n&#039;est certainement pas mon probl\u00e8me. Non, vous ne le faites pas, et, non, vous ne l&#039;\u00eates pas. Plus que quelques lecteurs des NEWS sont des cadres sup\u00e9rieurs. Non, ce n&#039;est pas votre probl\u00e8me. Mais, peu importe qui vous \u00eates, veuillez consid\u00e9rer\u00a0<em>les\u00a0<\/em>probl\u00e8me.<br \/>\u00a0<br \/>Un bon ami et coll\u00e8gue, Bill Wilson, aime citer Charles Kettering : \u00ab Un probl\u00e8me bien d\u00e9fini est un probl\u00e8me \u00e0 moiti\u00e9 r\u00e9solu. Ce probl\u00e8me est clairement li\u00e9 au pouvoir de la culture et de l&#039;organisation. Le probl\u00e8me n&#039;a pas \u00e9t\u00e9 r\u00e9solu; si c&#039;\u00e9tait le cas, nous serions en train de lire un communiqu\u00e9 de presse annon\u00e7ant aux actionnaires les avantages financiers d&#039;un redressement de la performance. Ne serait-ce pas agr\u00e9able.<br \/>\u00a0<br \/>Vous pourriez remettre en question ma d\u00e9finition de leur probl\u00e8me\u00a0: sans conna\u00eetre aucun des faits, comment pouvez-vous \u00eatre s\u00fbr que le probl\u00e8me en est un de culture et de pouvoir organisationnel\u00a0?\u00a0<br \/><br \/>Assez juste. Nous savons que les probl\u00e8mes de s\u00e9curit\u00e9 doivent \u00eatre g\u00e9n\u00e9ralis\u00e9s : sinon, la zone probl\u00e9matique aurait simplement \u00e9t\u00e9 excis\u00e9e : sinon r\u00e9par\u00e9e, vendue ou ferm\u00e9e. Il va sans dire que le PDG et son \u00e9quipe de direction \u00e9taient tr\u00e8s motiv\u00e9s pour faire un changement radical dans les performances de s\u00e9curit\u00e9, et il est clair qu&#039;il n&#039;y en avait pas un \u00e0 venir. Cela touche au c\u0153ur du pouvoir de l&#039;organisation : l&#039;incapacit\u00e9 du PDG \u00e0 concr\u00e9tiser sa volont\u00e9.<br \/>\u00a0<br \/>Ce qui ne peut pas \u00eatre d\u00e9termin\u00e9 \u00e0 partir de l\u00e0, c&#039;est ceci\u00a0: les dirigeants avaient-ils un plan brillamment con\u00e7u et ne l&#039;ont-ils tout simplement pas bien ex\u00e9cut\u00e9\u00a0? Ou ont-ils \u00ab rassembl\u00e9 les suspects habituels \u00bb en pensant que le m\u00eame vieux fera l&#039;affaire ? Pour le savoir, il faudra peut-\u00eatre attendre de lire les m\u00e9moires de l&#039;ancien chef.\u00a0<br \/>\u00a0<br \/>\u00c0 titre de comparaison, le PDG \u00e0 la retraite Jeffrey Immelt a publi\u00e9 sa version de l&#039;histoire sur ce qui n&#039;allait pas sous sa montre chez GE. Je soup\u00e7onne qu&#039;il a bl\u00e2m\u00e9 la culture\u2026 ou son manque de pouvoir.<br \/>\u00a0<br \/><strong>\u00c0 propos de la culture et du pouvoir<\/strong><br \/>\u00a0<br \/>Apr\u00e8s avoir \u00e9crit \u2013 et r\u00e9\u00e9crit \u2013 des chapitres sur la culture et le pouvoir de l&#039;organisation, cette \u00e9dition de l&#039;actualit\u00e9 pourrait facilement contenir trente pages. Je vais vous \u00e9pargner cette douleur et vous proposer deux observations sur le chemin de la ruine. Les deux impliquent un malentendu.<br \/>\u00a0<br \/>Il y a pr\u00e8s de soixante-dix ans, Peter Drucker d\u00e9crivait la culture comme \u00ab l&#039;esprit de l&#039;organisation \u00bb. Drucker \u00e9tait un homme brillant \u2013 et tr\u00e8s pragmatique. Sauf dans ce cas.
