Il n&#039;est pas difficile de voir pourquoi quelqu&#039;un comme moi enseignerait maintenant des cours de leadership en mati\u00e8re de s\u00e9curit\u00e9 aux dirigeants du monde entier\u00a0: j&#039;ai beaucoup d&#039;exp\u00e9rience personnelle avec les d\u00e9fis de renvoyer tout le monde \u00e0 la maison, sain et sauf \u00e0 la fin de la journ\u00e9e.\u00a0<\/p><p>Pourtant, je serai le premier \u00e0 admettre que je suis loin d&#039;avoir fini de progresser jusqu&#039;au sommet de ma courbe d&#039;apprentissage personnelle sur le sujet.<\/p><p>Au d\u00e9but de ma carri\u00e8re, j&#039;ai \u00e9t\u00e9 form\u00e9 aux cercles de qualit\u00e9, \u00e0 la cartographie de contr\u00f4le des processus et \u00e0 la r\u00e9solution structur\u00e9e de probl\u00e8mes. Cela m&#039;a amen\u00e9 \u00e0 passer une semaine avec W. Edwards Deming, o\u00f9 j&#039;ai tout appris sur ses principes d&#039;am\u00e9lioration de la qualit\u00e9, son contr\u00f4le des processus et ses techniques de r\u00e9solution de probl\u00e8mes. Plus tard, j&#039;ai \u00e9t\u00e9 form\u00e9 aux processus Lean et Six Sigma. Finalement, j&#039;ai obtenu la certification et ce que j&#039;ai appris est devenu la base de la prochaine phase de ma carri\u00e8re, enseignant et g\u00e9rant le processus de certification pour les candidats Green et Black Belt.\u00a0\u00a0<\/p><p>Lorsque j&#039;ai finalement pris ma retraite, j&#039;ai trouv\u00e9 l&#039;opportunit\u00e9 de combiner mon exp\u00e9rience - fabrication, gestion des performances de s\u00e9curit\u00e9\u00a0<em>et\u00a0<\/em>l&#039;am\u00e9lioration des processus \u2013 au d\u00e9fi du leadership en mati\u00e8re de s\u00e9curit\u00e9. Mon point de vue sur la gestion de la performance en mati\u00e8re de s\u00e9curit\u00e9 est diff\u00e9rent, voire unique : je vois cela comme un processus, \u00e0 am\u00e9liorer en permanence.<\/p><p>En tant qu&#039;enseignant, mon travail consiste \u00e0 cr\u00e9er une compr\u00e9hension et une comp\u00e9tence dans l&#039;utilisation des outils de leadership de base. Ces outils incluent la prise quotidienne de d\u00e9cisions d\u00e9lib\u00e9r\u00e9es sur le lieu de travail concernant o\u00f9 aller, quand y aller et ce que vous voulez accomplir lorsque vous y \u00eates. Il existe des parall\u00e8les clairs entre les outils ax\u00e9s sur l&#039;am\u00e9lioration des processus et les outils que j&#039;enseigne comme G\u00e9rer en se promenant, G\u00e9rer les suggestions de s\u00e9curit\u00e9 et Poser de bonnes questions. Bien que la terminologie de l&#039;am\u00e9lioration des processus et du leadership en mati\u00e8re de s\u00e9curit\u00e9 puisse \u00eatre diff\u00e9rente, les concepts et les outils qui g\u00e9n\u00e8rent des r\u00e9sultats sont identiques et fondamentaux pour les deux.<\/p><p>Une technique fondamentale et critique dans l&#039;am\u00e9lioration des processus implique l&#039;analyse des causes profondes des d\u00e9faillances. RCFA en abr\u00e9g\u00e9. Vous pourriez penser que RCFA est une enqu\u00eate sur incident sous un autre nom, mais lorsqu&#039;elle est utilis\u00e9e pour l&#039;am\u00e9lioration des processus, c&#039;est bien plus que cela.<\/p><p><strong>Analyse des causes profondes des d\u00e9faillances<\/strong><\/p><p>Chaque \u00e9chec de performance a une raison. Diverses techniques existent pour arriver \u00e0 et d\u00e9finir clairement la cause premi\u00e8re d&#039;un probl\u00e8me; ils incluent tous les bases de l&#039;observation, de la collecte de donn\u00e9es, de l&#039;analyse, de la mise en \u0153uvre de la solution et de la validation des r\u00e9sultats. Ce type de rigueur et de discipline est essentiel \u00e0 une r\u00e9solution efficace des probl\u00e8mes, car il est n\u00e9cessaire de s&#039;assurer que les dirigeants \u00e9vitent le pi\u00e8ge d&#039;attaquer les sympt\u00f4mes d&#039;un probl\u00e8me.\u00a0\u00a0<\/p><p>Le processus RCFA commence par la d\u00e9finition du probl\u00e8me. Une de mes citations pr\u00e9f\u00e9r\u00e9es fait le point &quot;Un probl\u00e8me bien d\u00e9fini est \u00e0 moiti\u00e9 r\u00e9solu&quot;. Cr\u00e9dit inventeur Charles Kettering avec ces paroles de sagesse. D\u00e9finir un probl\u00e8me semble simple, mais c&#039;est souvent le pi\u00e8ge !\u00a0\u00a0<\/p><p>Les dirigeants re\u00e7oivent des signaux visuels et des donn\u00e9es en continu. Lorsque les performances ne r\u00e9pondent pas aux attentes, le \u00ab\u00a0Pourquoi\u00a0?\u00a0\u00bb question suit toujours. Tr\u00e8s peu de dirigeants r\u00e9pondent : \u00ab Je ne sais pas. M\u00eame quand ils ne savent vraiment pas.<\/p><p>\u00c0 la base de la RCFA, il y a la discipline \u2013 et la patience \u2013 de continuer \u00e0 poser des questions et, quand vous ne savez pas, de continuer \u00e0 poser jusqu&#039;\u00e0 ce que vous d\u00e9couvriez la v\u00e9rit\u00e9.<\/p><p><strong>RCFA du probl\u00e8me de conformit\u00e9<\/strong><\/p><p>L&#039;un des plus grands d\u00e9fis en mati\u00e8re de s\u00e9curit\u00e9 que j&#039;entends de la part des leaders que j&#039;enseigne est la conformit\u00e9\u00a0: respecter toutes les r\u00e8gles, tout le temps. Les dossiers de blessures montrent souvent que de nombreuses blessures sont le r\u00e9sultat de non-conformit\u00e9s aux r\u00e8gles.\u00a0\u00a0<\/p><p>En repensant \u00e0 mes jours de leader de premi\u00e8re ligne, traiter avec quelqu&#039;un qui ne suivait pas une r\u00e8gle de s\u00e9curit\u00e9 \u00e9tait une discussion quotidienne. J&#039;ai juste suppos\u00e9 qu&#039;ils avaient pris une mauvaise d\u00e9cision. Autrement dit, le non-respect d&#039;une r\u00e8gle \u00e9tait un choix fait par mon suiveur : pas besoin de creuser plus loin. Ils connaissaient la r\u00e8gle, \u00e9taient exp\u00e9riment\u00e9s et savaient mieux. Ma discussion porterait sur les cons\u00e9quences disciplinaires en jeu.\u00a0\u00a0<\/p><p>Je soup\u00e7onne que cette routine semble trop famili\u00e8re. En tant que leader, ma compr\u00e9hension des implications des cons\u00e9quences en termes de valeurs personnelles est venue beaucoup plus tard dans ma courbe d&#039;apprentissage. En tant que jeune leader, j&#039;\u00e9tais absorb\u00e9 par le travail et les r\u00e9sultats. Il a fallu un accident pour comprendre le travail comme un moyen d&#039;atteindre une fin \u2013 la famille et les \u00eatres chers \u2013 et non comme une fin en soi. \u00a0<\/p><p>Si nous sommes honn\u00eates quant \u00e0 l&#039;atteinte d&#039;un certain degr\u00e9 de sagesse, vous reconnaissez que cela arrive avec le recul. En mati\u00e8re de s\u00e9curit\u00e9, c&#039;est une r\u00e9alit\u00e9 d\u00e9cevante. Maintenant, j&#039;ai les outils et un certain degr\u00e9 de sagesse ; un outil fondamental est le processus RCFA.<\/p><p>Lorsque j&#039;enseigne, chaque fois que je demande pourquoi obliger tout le monde \u00e0 suivre toutes les r\u00e8gles tout le temps est un d\u00e9fi de s\u00e9curit\u00e9 si difficile, le niveau d&#039;\u00e9nergie des dirigeants atteint rapidement son maximum. Selon eux, les raisons ne manquent pas !\u00a0<\/p><p>Mais en compilant la liste des raisons, la r\u00e9troaction se fixe toujours sur quatre exigences fondamentales\u00a0; conna\u00eetre et comprendre la r\u00e8gle, se souvenir de la r\u00e8gle, reconna\u00eetre que la r\u00e8gle s&#039;applique \u00e0 la situation et, enfin, choisir de se conformer \u00e0 la r\u00e8gle.\u00a0<\/p><p>Pour que quiconque suive une r\u00e8gle, les quatre conditions doivent \u00eatre remplies. La prochaine question logique est la suivante\u00a0: lorsque vous pensez \u00e0 tous les d\u00e9fis que nous rencontrons en mati\u00e8re de conformit\u00e9, o\u00f9 pensez-vous que la plupart des \u00e9checs de conformit\u00e9 tomberont\u00a0? La r\u00e9ponse rapide des dirigeants est la quatri\u00e8me raison - le choix\u00a0! C&#039;est peut-\u00eatre le cas, mais maintenant le processus de r\u00e9flexion devient vraiment int\u00e9ressant.\u00a0\u00a0<\/p><p><strong>Creuser plus profond\u00e9ment le probl\u00e8me<\/strong><\/p><p>Le principe de l&#039;analyse des causes profondes des d\u00e9faillances est de continuer \u00e0 creuser jusqu&#039;\u00e0 ce que vous compreniez tout, pas seulement les sympt\u00f4mes. Vous faites cela en posant plus de questions.<\/p><p>Vous voyez ce que je veux dire par temps et patience ?<\/p><p>Je demande aux dirigeants de revoir leur liste de raisons pour lesquelles amener tout le monde \u00e0 suivre toutes les r\u00e8gles tout le temps est un tel d\u00e9fi et d&#039;attribuer l&#039;une des quatre exigences \u00e0 chaque d\u00e9fi. Le processus de pens\u00e9e r\u00e9volutionnaire commence \u00e0 se d\u00e9rouler. Oui, le choix repr\u00e9sente souvent la moiti\u00e9 des raisons ; qu&#039;en est-il des trois autres raisons repr\u00e9sentant l&#039;autre moiti\u00e9\u00a0? Lorsque cela est visible pour les dirigeants, la question suivante est\u00a0: \u00ab\u00a0Que nous disent les donn\u00e9es\u00a0?\u00a0\u00bb\u00a0<\/p><p>C&#039;est ce que nous appelons une tr\u00e8s bonne question. La r\u00e9ponse est souvent : \u00ab Vous voyez, nous avions raison : la plupart des raisons rel\u00e8vent du choix \u00bb.\u00a0\u00a0<\/p><p>Question suivante\u00a0: &quot;Qu&#039;est-ce que les donn\u00e9es nous disent d&#039;autre\u00a0?&quot;<\/p><p>Silence. Apr\u00e8s quelques instants, les lumi\u00e8res commencent \u00e0 s&#039;allumer !\u00a0\u00a0<\/p><p>Le choix peut constituer 50%\u00a0; les trois autres raisons composent \u00e9galement 50% ! Plus important encore, les trois premi\u00e8res raisons sont des conditions pr\u00e9alables pour faire le bon choix. Plus important encore, qui contr\u00f4le le\u00a0<em>processus\u00a0<\/em>de conna\u00eetre\/comprendre, de se souvenir et de reconna\u00eetre des situations ?\u00a0\u00a0<\/p><p>Les leaders!<\/p><p>Les dirigeants poss\u00e8dent les trois. Ce n&#039;est que lorsque ceux-ci sont en place que les abonn\u00e9s peuvent faire un bon choix.\u00a0\u00a0<\/p><p><strong>La courbe d&#039;apprentissage<\/strong><\/p><p>La plupart des dirigeants pensent que le mieux qu&#039;ils puissent faire est d&#039;influencer le processus de d\u00e9cision suivi par leurs partisans pour choisir de se conformer ou non \u00e0 une r\u00e8gle. En pratique, les dirigeants contr\u00f4lent les principaux facteurs qui sont les conditions pr\u00e9alables \u00e0 la conformit\u00e9 !\u00a0\u00a0<\/p><p>Pour aller plus loin, les dirigeants contr\u00f4lent leurs pratiques de leadership. L&#039;une de ces pratiques consiste \u00e0 \u00e9tablir des attentes. Les leaders peuvent aider leurs suiveurs \u00e0 comprendre les cons\u00e9quences associ\u00e9es \u00e0 leur non-respect des r\u00e8gles de s\u00e9curit\u00e9. Les cons\u00e9quences qui ont le plus de poids sur le lieu de travail \u2013 ainsi qu&#039;\u00e0 la maison \u2013 sont celles qui ont un impact sur les valeurs personnelles : ce qui compte le plus pour les suiveurs.\u00a0<\/p><p>Cela signifie rappeler \u00e0 nos abonn\u00e9s pourquoi ils se sont lev\u00e9s et sont venus travailler aujourd&#039;hui. Pour la plupart d&#039;entre nous, il s&#039;agit de prendre soin de notre famille et de nos proches.\u00a0\u00a0<\/p><p>Je serai le premier \u00e0 admettre qu&#039;il m&#039;a fallu beaucoup de temps pour apprendre cette v\u00e9rit\u00e9 simple et puissante. C&#039;\u00e9tait ma courbe d&#039;apprentissage; il n&#039;a pas \u00e0 \u00eatre le v\u00f4tre.<\/p><p>Avec le recul, j&#039;avais tendance \u00e0 me concentrer sur les cons\u00e9quences en termes d&#039;action disciplinaire. Ils sont toujours sur la table; dans certains cas, ils doivent \u00eatre utilis\u00e9s. Mais les cons\u00e9quences associ\u00e9es aux mesures disciplinaires ne sont en jeu que lorsque le leader est pr\u00e9sent et que les suiveurs travaillent. Les suiveurs prennent souvent la plupart des d\u00e9cisions tout au long de la journ\u00e9e par eux-m\u00eames, en l&#039;absence de leur chef.\u00a0\u00a0<\/p><p>Les meilleurs leaders s&#039;efforcent constamment d&#039;apporter le message puissant des cons\u00e9quences en termes de valeurs personnelles dans le processus de pens\u00e9e de leurs partisans. Cette cons\u00e9quence \u2013 le risque de se blesser \u2013 est en jeu ind\u00e9pendamment de la pr\u00e9sence de leur chef. Les dirigeants contr\u00f4lent la diffusion de ce message.<\/p><p><strong>L&#039;essentiel<\/strong><\/p><p>L&#039;analyse des causes profondes des d\u00e9faillances est un outil tr\u00e8s efficace pour l&#039;am\u00e9lioration des processus et peut \u00eatre tout aussi utile pour g\u00e9rer les performances de s\u00e9curit\u00e9, comme le montre cet exercice d&#039;analyse des d\u00e9fis associ\u00e9s \u00e0 la conformit\u00e9.\u00a0\u00a0<\/p><p>Ce n&#039;est que lorsqu&#039;un leader a confirm\u00e9 que ses partisans connaissent et comprennent les r\u00e8gles, se souviennent de la r\u00e8gle et reconnaissent que la r\u00e8gle s&#039;applique \u00e0 la situation qu&#039;il est \u00e9quip\u00e9 pour prendre la bonne d\u00e9cision.
