L&#039;ordonnance de la ville s&#039;applique non seulement aux touristes, mais aussi aux joueurs de basket-ball professionnels. Franchement, j&#039;\u00e9tais plus qu&#039;heureux de sortir une pi\u00e8ce d&#039;identit\u00e9 et de montrer ma carte de tir pour prendre un repas, mais il semble qu&#039;un certain joueur vedette de l&#039;une des \u00e9quipes de la ville ait un \u00e9norme probl\u00e8me pour jouer au basket-ball.<\/p><p>Son probl\u00e8me, pas le mien. Il \u00e9tait l&#039;entra\u00eeneur-chef d&#039;une grande universit\u00e9 d&#039;\u00c9tat. Son gouverneur a d\u00e9cr\u00e9t\u00e9 que tous les employ\u00e9s de l&#039;\u00c9tat seront vaccin\u00e9s. L&#039;entra\u00eeneur a dit qu&#039;on lui avait promis une exception. Dites ce que vous voulez, ils impliquent la s\u00e9curit\u00e9 et la sant\u00e9, et servent d&#039;illustrations parfaites du processus et des probl\u00e8mes de r\u00e9alisation du changement.\u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0 \u00a0\u00a0<\/p><p><strong>Probl\u00e8me et solution<\/strong><\/p><p>Tout d&#039;abord : quand c&#039;est une proc\u00e9dure de s\u00e9curit\u00e9 qui est en train d&#039;\u00eatre modifi\u00e9e, vous pouvez parier votre dernier dollar que cela a commenc\u00e9 avec un probl\u00e8me. Quelque chose s&#039;est pass\u00e9 et ce n&#039;\u00e9tait pas bon. Cela fait de la proc\u00e9dure \u2013 nouvelle ou r\u00e9vis\u00e9e \u2013 une solution \u00e0 un probl\u00e8me. Quant \u00e0 savoir \u00e0 quel point un changement de politique donn\u00e9 pourrait \u00eatre une bonne solution, c&#039;est une question d&#039;opinion.<\/p><p>Il y a trois ans, personne au monde n&#039;avait jamais entendu parler de COVID. Eh bien, peut-\u00eatre presque personne. Aujourd&#039;hui, il s&#039;agit d&#039;une pand\u00e9mie, largement consid\u00e9r\u00e9e comme le risque sanitaire num\u00e9ro un au monde. Chaque v\u00e9hicule a des ceintures de s\u00e9curit\u00e9; tous les passagers ne portent pas le leur.<\/p><p>Sur ce genre de situation, un ancien PDG de mon entreprise a un jour donn\u00e9 son avis lors d&#039;une de ces s\u00e9ances de mairie o\u00f9 personne ne se souvient jamais d&#039;une seule chose que le grand patron a dit. Sauf \u00e0 l&#039;occasion de dire quelque chose de m\u00e9morablement stupide. Voici l&#039;exception qui confirme la r\u00e8gle : en r\u00e9ponse \u00e0 la question \u00ab Pourquoi n&#039;avez-vous pas parl\u00e9 de s\u00e9curit\u00e9 ? le PDG a expliqu\u00e9 : \u00ab Je ne devrais pas avoir \u00e0 le faire. La s\u00e9curit\u00e9 doit \u00eatre comme la respiration. Cela devrait \u00eatre quelque chose que tout le monde fait, sans m\u00eame y penser.<\/p><p>Un doctorat et un g\u00e9nie des affaires, mais qui ont cruellement besoin d&#039;aide pour comprendre le processus de gestion des performances de s\u00e9curit\u00e9. Si la s\u00e9curit\u00e9 ressemblait m\u00eame de loin \u00e0 la respiration, tout le monde serait en s\u00e9curit\u00e9. Du moins tant qu&#039;ils respiraient encore. Oui, il y a certains bons comportements qui peuvent devenir une habitude, comme boucler sa ceinture de s\u00e9curit\u00e9. Mais la formation d&#039;une habitude n\u00e9cessite un effort cibl\u00e9, demande de l&#039;attention, passer \u00e0 l&#039;action par la pratique de l&#039;habitude, et quelques moyens de renforcement, positifs ou n\u00e9gatifs. Ce n&#039;est qu&#039;alors que le comportement ressemble \u00e0 la respiration. Si respirer exigeait autant d&#039;efforts, nous serions tous morts.<\/p><p>Maintenant, il existe des lois obligeant les passagers \u00e0 boucler leur ceinture de s\u00e9curit\u00e9 et leur application. Pas surprenant que, pour le vaccin, dans certains milieux, une approche similaire soit adopt\u00e9e, donnant \u00e0 leurs dirigeants un autre ensemble de d\u00e9fis \u00e0 g\u00e9rer : la r\u00e9sistance et la conformit\u00e9.<\/p><p>Rien de nouveau l\u00e0-bas, mais sans conformit\u00e9, rien n&#039;aura chang\u00e9.<\/p><p><strong>D\u00e9mystifier la r\u00e9sistance<\/strong><\/p><p>Changer de politique est un processus de travail. C&#039;est un processus de travail ex\u00e9cut\u00e9 par la direction, avec trois \u00e9tapes simples : d\u00e9velopper le changement propos\u00e9, approuver le changement, puis ex\u00e9cuter. Aussi difficile que puisse \u00eatre la prise de d\u00e9cision (pour ma part, je suis assez heureux de ne pas \u00eatre celui qui d\u00e9cide d&#039;insister sur la vaccination car c&#039;est un appel aussi difficile que je n&#039;ai jamais vu), le travail le plus important a toujours lieu au point d&#039;ex\u00e9cution. C&#039;est l\u00e0 que ce morceau de papier appel\u00e9 politique est converti en un comportement diff\u00e9rent, connu sous le nom de changement.<\/p><p>C&#039;est aussi le point o\u00f9 la r\u00e9sistance \u00e9clate.<\/p><p>Debout au fond de la salle, attendant mon tour de faire une pr\u00e9sentation \u00e0 un bon client, l&#039;orateur avant moi a expliqu\u00e9 la r\u00e9sistance : \u00ab Les probl\u00e8mes soulev\u00e9s en r\u00e9ponse \u00e0 un changement de politique sont simplement de la r\u00e9sistance. Ne supporte pas la r\u00e9sistance. Encore une incompr\u00e9hension classique d&#039;un ph\u00e9nom\u00e8ne du quotidien, \u00e0 la hauteur de comparer la s\u00e9curit\u00e9 \u00e0 la respiration. D\u00e9ployez toute nouvelle politique ou proc\u00e9dure, la r\u00e9sistance est la r\u00e9action hautement pr\u00e9visible de ceux \u00e0 qui le changement est impos\u00e9.<\/p><p>Oui, la r\u00e9sistance est une perte totale de temps et d&#039;\u00e9nergie : le changement diminue, peu importe ce que les r\u00e9sistances pourraient souhaiter. Ou dire. Mais le leader doit toujours faire face \u00e0 la r\u00e9sistance d&#039;une mani\u00e8re ou d&#039;une autre, m\u00eame si c&#039;est simplement pour agir comme si elle \u00e9tait ignor\u00e9e. Quelqu&#039;un demande qu&#039;on lui accorde une exception \u00e0 la nouvelle r\u00e8gle. Pourquoi? Parce qu&#039;ils ne veulent tout simplement pas changer. Est-ce de la r\u00e9sistance ? Absolument. Faut-il r\u00e9pondre \u00e0 la demande ? Absolument. Un simple non a suffi dans les deux cas.<\/p><p>Puis les choses sont devenues s\u00e9rieuses.<\/p><p>Mais il y a le point beaucoup plus important \u00e0 faire. Toutes les questions et probl\u00e8mes soulev\u00e9s en r\u00e9ponse \u00e0 un changement de politique ne concernent pas n\u00e9cessairement la r\u00e9sistance. Dans la pratique, bon nombre des questions et des probl\u00e8mes soulev\u00e9s concernent r\u00e9ellement la r\u00e9alisation du changement. Lorsque les suiveurs font cela, ils aident leurs dirigeants \u00e0 faire le changement. Pour le chef dans le feu de l&#039;action, cela peut ne pas sembler ainsi, g\u00e9n\u00e9ralement \u00e0 cause du ton de voix utilis\u00e9 pour les \u00e9lever et de l&#039;absence de bonnes r\u00e9ponses aux questions et probl\u00e8mes soulev\u00e9s.<\/p><p>Lorsque vous \u00eates le leader sur la sellette, il est difficile d&#039;\u00eatre objectif. C&#039;est l\u00e0 que l&#039;examen de l&#039;exp\u00e9rience des autres s&#039;av\u00e8re si pr\u00e9cieux : le d\u00e9tachement permet de voir les choses pour ce qu&#039;elles sont vraiment.<\/p><p>Imaginez les adeptes furieux d&#039;\u00eatre inform\u00e9s de l&#039;exigence de vaccination soulevant ces questions et probl\u00e8mes\u00a0:<\/p><ul><li><em>Combien de temps ai-je pour me faire tirer dessus ?<\/em><\/li><li><em>Dois-je recevoir le rappel?<\/em><\/li><li><em>De quel genre de preuve avez-vous besoin de moi ?<\/em><\/li><li><em>Et si je perdais ma carte de tir ?<\/em><\/li><li><em>Pourquoi ne pouvons-nous pas le faire par voie \u00e9lectronique en utilisant une application sur mon t\u00e9l\u00e9phone portable\u00a0?<\/em><\/li><li><em>Qu&#039;en est-il des entrepreneurs qui travaillent dans le b\u00e2timent? Doivent-ils suivre cette r\u00e8gle ?<\/em><\/li><li><em>Qu&#039;en est-il des enseignants de notre classe de formation hors site ?<\/em><\/li><\/ul><p>Chacun s&#039;occupe de faire en sorte que le changement se produise. Ouais, ex\u00e9cution. Oui, le leader pr\u00e9f\u00e8re entendre : \u00ab H\u00e9, c&#039;est un grand changement. Cela pourrait juste me garder en bonne sant\u00e9 \u00bb et pr\u00e9f\u00e9rerait ne pas avoir \u00e0 rester l\u00e0 et \u00e0 parler de ce qui est \u00e9crit en petits caract\u00e8res. Mais ces d\u00e9tails sont l&#039;essence m\u00eame d&#039;un changement ; t\u00f4t ou tard, chacune de ces questions et probl\u00e8mes se posera.
