Il y a la conversation spontan\u00e9e qui \u00e9clate toujours apr\u00e8s la r\u00e9union de s\u00e9curit\u00e9 de la bo\u00eete \u00e0 outils. Quelqu&#039;un vous voit et vous pose une question. Vous d\u00e9crochez le t\u00e9l\u00e9phone et demandez \u00e0 quelqu&#039;un vous-m\u00eame. La discussion lors de la r\u00e9union du personnel du mardi matin entre votre patron et vos pairs, sur ce que devrait \u00eatre le pr\u00e9nom sur le nouveau manuel des politiques: s\u00e9curit\u00e9 ou environnement.<br \/>\u00a0<br \/>La conversation - l&#039;\u00e9change bidirectionnel d&#039;informations, d&#039;id\u00e9es, d&#039;observations et d&#039;opinions - est une grande partie du monde du travail. Dans le grand sch\u00e9ma des choses, la plupart des conversations ne sont pas si importantes: elles sont simplement l&#039;huile qui fait tourner les rouages des relations de mani\u00e8re fluide et efficace. Apr\u00e8s tout, les organisations sont peupl\u00e9es de personnes, nous, les humains, sommes des cr\u00e9atures sociales et parler est l&#039;une de nos comp\u00e9tences de base collectives. Sur ce point, les dirigeants ne sont pas diff\u00e9rents de leurs partisans.<br \/>\u00a0<br \/>Pourtant, lorsqu&#039;un leader participe \u00e0 la conversation, il sera toujours le leader - dans l&#039;esprit de ses partisans. Il n&#039;y a pas de moments hors champ.<br \/>\u00a0<br \/>Dans la pratique du leadership, ce qu&#039;un leader dit - des mots - repr\u00e9sente une grande partie de son processus de leadership. Grand en termes de fr\u00e9quence et de dur\u00e9e, mais pas n\u00e9cessairement en termes d&#039;influence. C&#039;est arriv\u00e9 le 20 avril 2010, faisant de cette histoire, pas des nouvelles. C&#039;\u00e9tait une conversation - un diff\u00e9rend serait la caract\u00e9risation la plus appropri\u00e9e - lors d&#039;une r\u00e9union du personnel mardi \u00e0 11 heures, en pr\u00e9sence de tous les suspects habituels qui s&#039;\u00e9taient rassembl\u00e9s autour de la table de la salle de conf\u00e9rence ce matin-l\u00e0.<br \/>\u00a0<br \/>Les directeurs \u00e9taient les deux hauts dirigeants pr\u00e9sents dans la salle. Chaque leader avec plus de trente ans d&#039;exp\u00e9rience; chacun employ\u00e9 par une soci\u00e9t\u00e9 cot\u00e9e en bourse; l&#039;un \u00e9tait le client, l&#039;autre l&#039;entrepreneur.\u00a0<br \/>\u00a0<br \/>C&#039;\u00e9tait une conversation entre deux adultes.\u00a0<br \/><br \/>Ce qui a rendu celui-ci crucial \u00e9tait le sujet de la conversation. En cause: le plan d&#039;action propos\u00e9 par le client \u00e9tait-il suffisamment s\u00fbr pour que l&#039;entrepreneur et son personnel puissent l&#039;ex\u00e9cuter? L&#039;entrepreneur \u00e9tait convaincu que non. Pour une bonne raison: la proposition repr\u00e9sentait un grand changement dans la fa\u00e7on dont le travail allait \u00eatre effectu\u00e9; il n&#039;a pas respect\u00e9 les exigences r\u00e9glementaires; l&#039;ex\u00e9cution signifierait prendre beaucoup de risques.<br \/>\u00a0<br \/>Quant \u00e0 ce qui \u00e9tait en danger - les cons\u00e9quences potentielles en cas de probl\u00e8me - la salle de conf\u00e9rence se trouvait sur une plate-forme de forage flottant dans 5000 pieds d&#039;eau, avec 126 personnes \u00e0 bord; le diff\u00e9rend portait sur la mani\u00e8re de maintenir le contr\u00f4le d&#039;un puits de p\u00e9trole sous-marin.<br \/>\u00a0<br \/>Oui, c&#039;\u00e9tait le Deepwater Horizon; vous savez exactement comment cette histoire s&#039;est termin\u00e9e.\u00a0<br \/>\u00a0<br \/>Ce que vous ne savez peut-\u00eatre pas, ce sont les d\u00e9tails exacts de cette conversation cruciale - et la d\u00e9cision fatidique prise lors de la r\u00e9union qui a \u00e9t\u00e9 la cause imm\u00e9diate de l&#039;\u00e9v\u00e9nement. On dirait que personne avec une hache \u00e0 broyer n&#039;allait manquer cette opportunit\u00e9. D\u00e9sol\u00e9: \u00e9chec. Quant \u00e0 ce qui a \u00e9chou\u00e9, faites votre choix; il y a une longue liste de choix: conception, ex\u00e9cution, conformit\u00e9 r\u00e9glementaire; surveillance r\u00e9glementaire, gestion des risques, leadership, comportement des leaders. J&#039;ai une collection de rapports d&#039;analyse d&#039;incidents que vous \u00eates libre de parcourir, si vous en avez le temps et l&#039;int\u00e9r\u00eat.\u00a0<br \/>\u00a0<br \/>Mais il y a un aspect de cet \u00e9chec tragique qui est en grande partie pass\u00e9 inaper\u00e7u. Peut-\u00eatre parce que c&#039;est trop simple, trop basique et peut-\u00eatre parce que c&#039;est le genre d&#039;\u00e9chec qui ne fera avancer la cause pr\u00e9f\u00e9r\u00e9e de personne. Bien au contraire, du moins \u00e0 mon avis sur ce qui n&#039;a pas fonctionn\u00e9. C&#039;\u00e9tait l&#039;incapacit\u00e9 de bien comprendre le pouvoir de l&#039;organisation.<br \/>\u00a0<br \/>En clair, le pouvoir de l&#039;organisation est la capacit\u00e9 de faire bouger quelque chose - dans une organisation.\u00a0<br \/>\u00a0<br \/>Chaque leader comprend les limites de son pouvoir. Mais de nombreux dirigeants ne comprennent pas correctement la source de leur pouvoir, et c&#039;est de l\u00e0 que viennent bon nombre de leurs probl\u00e8mes. Le pouvoir d&#039;organisation est de deux types: le contr\u00f4le et l&#039;influence. Le contr\u00f4le est la capacit\u00e9 de d\u00e9terminer le r\u00e9sultat; par comparaison, l&#039;influence est l&#039;exercice du pouvoir sans force ni commandement direct, ce qui signifie que quelqu&#039;un d&#039;autre d\u00e9termine ce qui se passe.<br \/>\u00a0<br \/>Un leader a soit un contr\u00f4le, soit une influence, soit aucun pouvoir. Avoir le contr\u00f4le garantit que le leader obtient exactement ce qu&#039;il veut. L&#039;influence est une proposition al\u00e9atoire. En tant que leader, vous esp\u00e9rez que votre influence fonctionne comme pr\u00e9vu.\u00a0<br \/>\u00a0<br \/>Parfois c&#039;est le cas.<br \/>\u00a0<br \/>Mais savoir que cela n&#039;aide g\u00e9n\u00e9ralement pas les choses. La plupart des dirigeants pensent que le contr\u00f4le est mauvais. Si vous pensez cela, vous avez beaucoup de compagnie. Mais si vous le faites, vous devez revenir en arri\u00e8re et relire la d\u00e9finition du contr\u00f4le. Dites-moi ce qui ne va pas avec ce que vous voulez?<br \/>\u00a0<br \/>Comprendre l&#039;avantage du contr\u00f4le laisse toujours le plus gros probl\u00e8me de tous: la plupart des dirigeants ne pensent pas en avoir: ils vivent dans un monde d&#039;influence, pas de contr\u00f4le.<br \/>\u00a0<br \/>Si c&#039;\u00e9tait vrai, chaque dirigeant ferait toujours exactement ce que son patron veut. Et il serait impossible d&#039;arr\u00eater un travail dangereux.\u00a0<br \/>\u00a0<br \/>En mati\u00e8re de pouvoir organisationnel, chaque dirigeant a beaucoup plus de contr\u00f4le qu&#039;il ne le pense. Ne faites pas l&#039;erreur de penser qu&#039;un leader peut contr\u00f4ler le comportement des suiveurs. C&#039;est une question d&#039;influence.<br \/>\u00a0<br \/><strong>Un \u00e9chec crucial<\/strong><br \/>\u00a0<br \/>Comprendre correctement le pouvoir de l&#039;organisation - quel genre de pouvoir chacun de ces directeurs avait r\u00e9ellement - jette un \u00e9clairage enti\u00e8rement diff\u00e9rent sur cette conversation cruciale. Malgr\u00e9 des impressions contraires, il s&#039;agissait simplement d&#039;un cas o\u00f9 un client disait \u00e0 un entrepreneur de faire quelque chose qu&#039;il consid\u00e9rait comme dangereux. Pire encore, le risque devait \u00eatre pris par les gens de l&#039;entrepreneur, en utilisant l&#039;\u00e9quipement de l&#039;entrepreneur, et sur la propri\u00e9t\u00e9 de l&#039;entrepreneur, The Deepwater Horizon \u00e9tait leur plate-forme, pas leurs clients!<br \/>\u00a0<br \/>Cet entrepreneur \u00e9tait-il oblig\u00e9 de faire ce que le client voulait?<br \/>\u00a0<br \/>Absolument pas!!!<br \/>\u00a0<br \/>Tout ce que le principal responsable des op\u00e9rations de cette plate-forme avait \u00e0 dire \u00e9tait: \u00abD\u00e9sol\u00e9, monsieur le client. Je t&#039;aime vraiment, mais je ne vais pas faire \u00e7a. Pas sur ma plate-forme, pas par mon \u00e9quipage. Ce n&#039;est pas s\u00fbr.<br \/>\u00a0<br \/>En un mot, c&#039;est le contr\u00f4le: la capacit\u00e9 de d\u00e9terminer le r\u00e9sultat. Vous le savez comme \u00absimplement dire non\u00bb et arr\u00eater le travail. Si l&#039;entrepreneur avait dit cela, le client n&#039;aurait eu aucune influence - du moins dans cette situation.\u00a0<br \/>\u00a0<br \/>Malheureusement, ce n&#039;est pas ainsi que les dirigeants pensaient que le pouvoir de l&#039;organisation s&#039;appliquait dans cette situation. L&#039;entrepreneur a agi comme si le client avait le contr\u00f4le et il n&#039;avait aucune influence. Le client n&#039;\u00e9tait pas sur le point de contester cette pens\u00e9e.\u00a0<br \/>\u00a0<br \/>Du moins pas tant que tout n&#039;a pas explos\u00e9. C&#039;est alors que le client a poursuivi l&#039;entrepreneur pour n\u00e9gligence.<br \/>\u00a0<br \/><strong>Le dernier mot<\/strong><br \/>\u00a0<br \/>Si quelqu&#039;un dans cette pi\u00e8ce comprenait correctement le pouvoir de l&#039;organisation, vous n&#039;auriez peut-\u00eatre jamais entendu parler de Deepwater Horizon.
