Les producteurs de l&#039;\u00e9mission ont eu une id\u00e9e originale: le grand patron du si\u00e8ge - alias le PDG - irait sous couverture, se faisant embaucher pour effectuer le genre de travail effectu\u00e9 par les bonnes personnes dans leur tenue qui sont l&#039;\u00e9pine dorsale de leur entreprise. Parce que personne ne savait qui \u00e9tait le nouveau, le PDG verrait la vraie vie, de pr\u00e8s et personnelle.<\/p><p>Le PDG de la cha\u00eene d&#039;h\u00f4tels nettoyait les chambres; le PDG de la franchise de restauration rapide pr\u00e9parait des sandwichs; dans un complexe de golf, le PDG a ratiss\u00e9 les bunkers et tondu les fairways.<br \/><br \/>Parlez de t\u00e9l\u00e9-r\u00e9alit\u00e9! Je parie que le PDG est rentr\u00e9 chez lui fatigu\u00e9.<\/p><p>Le th\u00e8me coh\u00e9rent de chaque \u00e9pisode de <em>Undercover Boss<\/em> C&#039;\u00e9tait \u00e0 quel point le PDG \u00e9tait choqu\u00e9 par ce \u00e0 quoi ressemblait la r\u00e9alit\u00e9, en premi\u00e8re ligne des op\u00e9rations de leur entreprise. Dans les entretiens de suivi (men\u00e9s par quelques chercheurs intelligents qui ont r\u00e9alis\u00e9 \u00e0 quel point ce truc \u00e9tait bon), voici ce que certains des PDG pr\u00e9sent\u00e9s dans les histoires avaient \u00e0 dire sur ce qu&#039;ils avaient appris de l&#039;exp\u00e9rience:<br \/>\u00a0<br \/>\u00abC&#039;est beaucoup plus difficile que je ne l&#039;imaginais d&#039;\u00eatre en premi\u00e8re ligne et de faire le travail qu&#039;ils ont \u00e0 faire. D&#039;une part, juste les conditions m\u00e9t\u00e9orologiques qu&#039;ils doivent faire\u2026 il faisait 109 degr\u00e9s dans ce garage dans lequel nous travaillions.<br \/>\u00a0<br \/>\u00abJ&#039;ai r\u00e9alis\u00e9 que le travail \u00e9tait beaucoup plus complexe que je ne l&#039;avais jamais imagin\u00e9. J&#039;ai vendu des franchises et j&#039;ai dit aux gens que c&#039;\u00e9tait une op\u00e9ration simple et que n&#039;importe qui pouvait le faire, et ici j&#039;ai du mal \u00e0 faire un sandwich.<br \/>\u00a0<br \/>\u00abNous nous asseyons dans notre salle de conf\u00e9rence chaque mercredi et nous prenons des d\u00e9cisions. Je me suis rendu compte que nous devions prendre ces d\u00e9cisions en ayant une connaissance beaucoup plus pr\u00e9cise de la fa\u00e7on dont le travail fonctionne r\u00e9ellement et comment il affecte les choses en premi\u00e8re ligne.<br \/>\u00a0<br \/>De peur que vous n&#039;ayez une mauvaise impression ici, les r\u00e9sultats n&#039;\u00e9taient pas toujours n\u00e9gatifs; dans de nombreux cas, le PDG est revenu impressionn\u00e9 par ses abonn\u00e9s:<br \/>\u00a0<br \/>\u00abCe sont des employ\u00e9s au salaire minimum qui s&#039;en soucient absolument. Ils s&#039;int\u00e9ressent \u00e0 ce qu&#039;ils font et j&#039;en suis venu \u00e0 appr\u00e9cier leur \u00e9thique de travail.<br \/>\u00a0<br \/>Dans les organisations du monde entier, le d\u00e9vouement \u00e0 la cause de ceux qui font le vrai travail pour cr\u00e9er de la valeur - ce que nous appelons ici la Value Line - est tout simplement inspirant.<br \/>Vous pensez probablement que rien de tout cela n&#039;est une grande surprise, du moins pour vous. Mais pour le chef, assis derri\u00e8re le bureau en acajou dans le bureau d&#039;angle, de leur propre aveu, c&#039;est le cas.<br \/>\u00a0<br \/>Vous fait vous demander: pourquoi est-ce?<br \/>\u00a0<br \/><strong>\u00c0 la recherche de bonnes informations<\/strong><br \/>\u00a0<br \/>Si j&#039;avais \u00e9t\u00e9 l&#039;un de ces chercheurs, conduisant les entretiens de suivi avec les PDG, j&#039;aurais pos\u00e9 cette question: <em>Maintenant que vous avez pris un tour de batte, qu&#039;avez-vous appris sur l&#039;ex\u00e9cution dans votre organisation?<\/em><br \/>\u00a0<br \/>Je parie que la premi\u00e8re chose qu&#039;ils diront, c&#039;est que l&#039;ex\u00e9cution est vraiment difficile, et comment ils ont maintenant une bien meilleure appr\u00e9ciation pour ceux qui \u00abfont le faire\u00bb dans leur tenue. Probablement, ils admettraient que les choses ne sont pas aid\u00e9es par le fait que beaucoup de dirigeants - \u00e0 commencer par moi - \u00abn&#039;ont pas la moindre id\u00e9e de ce qui se passe r\u00e9ellement dans mon organisation.\u00bb Et, &quot;Je suis beaucoup mieux, maintenant sachant ce que je sais.&quot;<br \/>\u00a0<br \/>Totalement pr\u00e9visible.<br \/>\u00a0<br \/>Parfois, il faut un pas audacieux pour couper \u00e0 travers la bureaucratie qui entoure l&#039;ex\u00e9cution - le patron, sous couverture - mais parfois c&#039;est aussi simple que de demander \u00e0 ses abonn\u00e9s la v\u00e9rit\u00e9, toute la v\u00e9rit\u00e9 et rien que la v\u00e9rit\u00e9. Certains - mais probablement pas tous - renonceront \u00e0 la v\u00e9rit\u00e9 s&#039;ils font confiance au chef et s&#039;ils ne pensent pas que ce qu&#039;ils disent sera utilis\u00e9 \u00e0 tort. Notez les si.<br \/>\u00a0<br \/>Bien s\u00fbr, cela pr\u00e9suppose que le leader veut conna\u00eetre la v\u00e9rit\u00e9 - et s&#039;enquiert. Pourquoi pas?<br \/>\u00a0<br \/>En fait, ce sont deux questions, dont aucune n&#039;est rh\u00e9torique, et qui sont toutes deux importantes.<br \/>\u00a0<br \/>Certaines preuves sugg\u00e8rent que les dirigeants ne veulent pas toujours conna\u00eetre la v\u00e9rit\u00e9. Un exemple vient du monde du service client. Les auteurs de <em>Le meilleur service n&#039;est pas un service<\/em> a d\u00e9clar\u00e9: \u00abPlus de 70% des PDG pensent que leur entreprise fournit un service client\u00ab sup\u00e9rieur \u00e0 la moyenne \u00bb, mais pr\u00e8s de 60% des clients de ces entreprises ont d\u00e9clar\u00e9 qu&#039;ils \u00e9taient quelque peu ou extr\u00eamement contrari\u00e9s par leur derni\u00e8re exp\u00e9rience de service client.\u00bb<br \/>\u00a0<br \/>C&#039;est une \u00e9norme d\u00e9connexion! S&#039;ils voulaient conna\u00eetre l&#039;\u00e9tat de leur service client, je suppose que le PDG pourrait aller sous couverture au Service Desk: ils auraient probablement eu une oreille attentive - de la part de leurs clients. D&#039;un autre c\u00f4t\u00e9, s&#039;ils avaient pos\u00e9 la question, je parierais que n&#039;importe qui dans le service client abandonnerait volontiers les donn\u00e9es: &quot;Beaucoup de nos clients ne sont pas du tout satisfaits de notre service.&quot;<br \/>\u00a0<br \/>Mais ils n&#039;ont fait ni l&#039;un ni l&#039;autre. Peut-\u00eatre que le service client n&#039;est pas important - ou peut-\u00eatre que poser cette question signifie: &quot;Encore un probl\u00e8me que je dois r\u00e9soudre.&quot;<br \/>\u00a0<br \/><strong>Obtenir de meilleures informations sur l&#039;ex\u00e9cution<\/strong><br \/>\u00a0<br \/>Tout est si simple. L&#039;ex\u00e9cution est ce qui est fait; comment c&#039;est bien fait. Qu&#039;il s&#039;agisse de l&#039;ex\u00e9cution commerciale ou de l&#039;ex\u00e9cution de la s\u00e9curit\u00e9, il est ind\u00e9niable que \u00abc&#039;est ce que c&#039;est\u00bb. Pour tout ce qui est fait par nous, les humains, l&#039;ex\u00e9cution est rarement facile et jamais parfaite.<br \/>\u00a0<br \/>Les dirigeants le savent. Mais, dans le feu de l&#039;action quotidienne, les dirigeants perdent r\u00e9guli\u00e8rement cela de vue. S&#039;il en \u00e9tait autrement, vous entendriez syst\u00e9matiquement les dirigeants vendre \u00abune ex\u00e9cution fabuleuse - pas parfaite\u00bb; rappelant au personnel: \u00abNotre service client est vraiment nul\u00bb; prendre la position \u00abJe n&#039;approuverai pas ce changement avant d&#039;avoir parl\u00e9 aux gars en premi\u00e8re ligne pour savoir s&#039;ils pensent que cela fonctionnera.\u00bb<br \/>\u00a0<br \/>Vous n&#039;entendez jamais \u00e7a. Du moins nulle part o\u00f9 j&#039;ai jamais travaill\u00e9.<br \/>\u00a0<br \/>Les dirigeants au sommet, qui disent comprendre l&#039;ex\u00e9cution et \u00e0 quel point c&#039;est important, devraient crier des informations sur ce qui se passe r\u00e9ellement l\u00e0-bas. Les dirigeants devraient donner leur discours de souche pr\u00e9f\u00e9r\u00e9, \u00abNe pas \u00e9craser la r\u00e9alit\u00e9\u00bb; devrait \u00eatre dans l&#039;atelier pour regarder ce qui se passe. Votre t\u00e9l\u00e9phone devrait sonner, votre patron vous posera constamment des questions sur ce qui se passe vraiment l\u00e0-bas.<br \/>\u00a0<br \/>Devrait, multipli\u00e9 par quatre, si vous gardez le score \u00e0 la maison.<br \/>\u00a0<br \/>Au lieu de cela, il faut un producteur d&#039;\u00e9missions de t\u00e9l\u00e9vision, qui cherche \u00e0 gagner de l&#039;argent en regardant les \u00e9crans de t\u00e9l\u00e9vision, pour amener le grand patron \u00e0 d\u00e9couvrir ce qui se passe vraiment. Quant \u00e0 tous ces t\u00e9l\u00e9spectateurs, je pense qu&#039;ils regardent pour voir si cette tenue est diff\u00e9rente de celle pour laquelle ils travaillent. Ce qui n&#039;est pas le cas.<br \/>\u00a0<br \/>Et c&#039;est comme \u00e7a.<br \/>\u00a0<br \/><strong>Consid\u00e9rez les alternatives<\/strong><br \/>\u00a0<br \/>Chaque leader, du PDG au superviseur de premi\u00e8re ligne, veut que chaque suiveur rentre \u00e0 la maison, vivant et bien \u00e0 la fin de chaque journ\u00e9e. Une bonne ex\u00e9cution le fera pour vous. Jusqu&#039;\u00e0 ce point, le doigt point\u00e9 (et c&#039;est <em>cette<\/em>) a \u00e9t\u00e9 dans la direction du grand patron, qui est tr\u00e8s \u00e9loign\u00e9 de l&#039;action. Ils sont une cible facile pour cette critique. Et vous? \u00cates-vous toujours au courant? Savez-vous \u00e0 peu pr\u00e8s tout ce qui se passe l\u00e0-bas? \u00a0<br \/>\u00a0<br \/>Si vous \u00eates, et si vous le faites, tant mieux pour vous.<br \/>\u00a0<br \/>Cela \u00e9tant le cas, si vous avez des probl\u00e8mes, vous saurez tout sur eux, et, bon leader que vous \u00eates, vous serez au-dessus d&#039;eux. Il n&#039;y aurait pas beaucoup de surprises, du moins pas \u00e0 la baisse. Vous auriez du mal \u00e0 vous souvenir de la derni\u00e8re fois que quelqu&#039;un a appel\u00e9 au milieu de la nuit pour vous annoncer la mauvaise nouvelle.<br \/>\u00a0<br \/>D&#039;un autre c\u00f4t\u00e9, il est tout \u00e0 fait possible que de mauvaises nouvelles arrivent r\u00e9guli\u00e8rement \u00e0 vous. Si c&#039;est le cas, consid\u00e9rez cela comme un indicateur avanc\u00e9: il se passe beaucoup de choses dont vous ne savez pas quoi faire - l&#039;ex\u00e9cution. \u00a0<br \/>\u00a0<br \/>C&#039;est particuli\u00e8rement mauvais si la mauvaise nouvelle que vous recevez concerne la s\u00e9curit\u00e9. Si vous comprenez l&#039;ex\u00e9cution en g\u00e9n\u00e9ral et l&#039;ex\u00e9cution de s\u00e9curit\u00e9 en particulier, vous comprendrez pourquoi il en serait ainsi.<br \/>\u00a0<br \/>Alors, revenons au d\u00e9but. L&#039;ex\u00e9cution se fait: c&#039;est ce qui produit un r\u00e9sultat. Les incidents de s\u00e9curit\u00e9 en sont le r\u00e9sultat; les causes qui produisent ce r\u00e9sultat doivent n\u00e9cessairement \u00eatre trouv\u00e9es dans l&#039;ex\u00e9cution: ce qui est fait: \u00e0 quel point c&#039;est bien fait; si c&#039;est fait du tout.<br \/>\u00a0<br \/>La bonne nouvelle est qu&#039;en mati\u00e8re de s\u00e9curit\u00e9, les gens sont des cibles difficiles \u00e0 atteindre. Normalement, il en faut beaucoup pour que les \u00e9toiles s&#039;alignent, que quelqu&#039;un se blesse. Les chances sont fortement du c\u00f4t\u00e9 des rat\u00e9s. Mais manquer ou frapper et blesser, c&#039;est simplement le r\u00e9sultat. Dans les deux cas, il y a eu ex\u00e9cution, et probablement loin d&#039;\u00eatre fabuleuse. Si vous saviez ce qui se passait vraiment, vous feriez probablement quelque chose.
